Acerca da inovação
O tempo não abunda, mas quando encontramos um livro de Gary Klein temos de o ler, ainda que não tenha a ver com a minha actividade profissional.
Assim, há já algum tempo que ando a ler "Seeing What Others Don't", sobre como surgem as inovações na vida do dia a dia:.
Ontem, na minha caminhada matinal, entre as 7h00 e as 7h30, li uns trechos muito interessantes que podem ser aplicados à inovação nas empresas.
"So now I had distinguished two different paths to insight.
- They spring from different motivations—wanting to escape from a bad situation versus wanting to rethink conventional wisdom.
- They have different triggers—searching for a flawed assumption versus encountering an inconsistency.
- They rely on different activities—replacing the flawed assumption versus building on the weak assumption that leads to the inconsistency.
Quantos riscos e oportunidades reais consegue determinar?
Muitas empresas, ao implementarem um sistema de gestão da qualidade, pedem a um consultor para lhes listar um conjunto de factores externos relativos ao seu contexto. Infelizmente, muitas nunca mergulham numa reflexão sobre quais são, o que representam e como devem ser utilizados.
Ao ler a introdução a este artigo "The Current State of Substrates in 2021":
"The value, demand and dependency for soilless substrates (growing media) has never been greater. NEVER. Last year brought unprecedented challenges as well as many opportunities to the horticulture industry worldwide. These challenges and opportunities set the stage for what should be a very interesting 2021 for all sectors of the industry. Factors affecting the current and future status of soilless substrates include the COVID-19 pandemic, political trade wars, extreme weather patterns and climate change, existing and proposed environmental regulations, and product and consumer trends."

Preparado para a stickiness?
"Specifically, the shift to online retail is real, and much of it will stick. In the United States, the penetration of e-commerce was forecast in 2019 to reach 24 percent by 2024; by July 2020, it had hit 33 percent of total retail sales. Eric Lamarre and Kate Smaje, “Accelerating digital capabilities to recover from the COVID-19 crisis,” July 21, 2020. To put it another way, the first half of 2020 saw an increase in e-commerce equivalent to that of the previous ten years. Arun Arora, Hamza Khan, Sajal Kohli, and Caroline Tufft, “DTC e-commerce: How consumer brands can get it right,” November 2020. In Latin America, where the payments and delivery infrastructure isn’t as strong, e-commerce use doubled from 5 to 10 percent. In Europe, overall digital adoption is almost universal (95 percent), compared with 81 percent at the start of the pandemic. In normal times, getting to that level would have taken two to three years. Strikingly, the biggest increases came in countries that had previously been relatively cautious about shopping online. Germany, Romania, and Switzerland, for example, had the three lowest online-penetration rates prior to the COVID-19 crisis; since then, usage increased 28, 25, and 18 percentage points, respectively—more than in any other markets."
Dado o efeito de stickiness, quem experimentou venceu a barreira da ansiedade e do hábito. Como será o efeito de histerese nas vendas online?

Total Value Ownership (parte II)
Em Novembro de 2019 no postal "Total Value Ownership" escrevi:
"Numa relação B2B clássica os vendedores estão habituados a negociar com base no preço. O preço é o que está à vista. A SKF usa a noção de Total Cost Ownership. Desde que o cliente compra o rolamento até que se desfaz dele no final do ciclo de vida, quais são os custos que o cliente vai ter?"
A SKF é um exemplo clássico do uso do ciclo de vida para fugir ao preço unicamente no acto da compra. Recordo, por exemplo:

Uma fábula (parte I)
Um grupo de humanos ignorantes olham para o palco e vêem um espaço em branco convidativo para uma caminhada. Podem ser ignorantes, mas umas explosões anteriores revelaram que afinal o caminho tinha perigos escondidos. Então, esse grupo contrata alguém com alguma experiência em caminhadas semelhantes para descobrir as minas escondidas no caminho.
Vamos roubar o olhar aos deuses para ver a realidade com outros olhos. Afinal o caminhado está semeado de minas.
A pessoa experiente começa a esquadrinhar o caminho para detectar e eliminar as minas semeadas no caminho. Descobre-as, desarmadilha-as e torna o caminho até aí seguro:Bastidores e palco. Guerra e vírus
Há dias escrevi esta "Curiosidade do dia" para salientar o trabalho de desmame e de empoderamento que qualquer abordagem liberal pressuporá. Um ideologia liberal ao chegar ao poder de um país socialista como Portugal não pode, de um dia para o outro, "libertar" o país sem um trabalho gradual de desmame e de empoderadamento.
Contudo, não abracem logo a ideia simplista de que ao dar-se um pouco de liberdade ao povo este não a sabe usar. Já se interrogaram sobre como funciona este país socialista?
O governo toma a decisão A. O tempo passa e a situação piora e conclui-se que afinal a decisão A não foi eficaz e avança-se para a decisão C ou D.
Quem observa o palco concorda com a cabeça e diz:
- Não havia alternativa, a medida A falhou.
Quem está nos bastidores sabe que a medida A nunca chegou a sair do papel:

"does not imply desperation"
Na sequência de:
"a pivot is a substantive change to one or more of your business model facets, be it your product, your customer segment, your channel, pricing logic, resources, activities, or partners. But note that pivoting market shapers should keep one foot on the ground, true to the origins of the metaphor in basketball. In other words, apply your learnings from past success and failure to the new area. Note, too, that pivoting does not imply desperation. It can be a clever leadership tool to discover growth opportunities.
At its best, pivoting is a systematic, hypothesis-driven process of experimentation (hence overlap with another of our Es), to drive and evaluate market opportunities. You translate your market vision into falsifiable business model hypotheses, test the hypotheses using minimum viable set-ups, then decide whether to persevere with the existing model, or pivot by changing some elements.
Pivots continue after the start-up phase. Many a successful company have pivoted both in their start-up phase and over longer periods."

Curiosidade do dia
"BTW, muitas vezes acho que os liberais são os maiores inimigos do liberalismo porque falam de querer amanhã o que só poderá ser obtido ao fim de um processo. Imagino o que aconteceria ao fim de pouco tempo se acabasse a escola pública como a conhecemos, independente da procura e dependente de um centro mais preocupado em vómito, política e custo."

Hoje ao ouvir Camilo Lourenço, lembrei-me de Tocqueville em "De La Démocratie En Amérique" acerca da diferença de educação entre as jovens americanas e as francesas:
O que esperar de um povo educado, condicionado, "trabalhado" para que não pense por si. Nunca me esqueço deste exemplo:

Stop improvising. Firms will never be able to reduce uncertainty to zero, but they can commit to engaging with customers around uncertainty in systematic, predictable ways.

Change the metric for success, and measure results. Avoiding negative press should not be the primary objective for firms that are faced with communicating uncertainty. Diferentes tipos de inovação
E volto aos "Swardley maps" pegando num exemplo que ele usa muitas vezes:

Em reportagem no jornal Expresso, o CEO da empresa, o engenheiro químico Mário Jorge Silva, explica o porquê de a empresa ter o seu ADN alicerçado na inovação e na sustentabilidade..Com um investimento anual de cerca de um milhão de euros em investigação & desenvolvimento, a Tintex explora várias frentes inovadoras – que, para além da utilização de extratos vegetais no tingimento (projeto apropriadamente chamado ‘Picasso’), já permitiu à empresa reduzir o consumo de água em mais de 25% (quer chegar aos 50%) e assegurar 25% do consumo de energia através de painéis solares."
No postal anterior sobre a Tintex pode ler-se:
"colocou a inovação e a sustentabilidade no ADN da empresa para fintar a concorrência, certo de que este era “o grande trunfo e o passaporte para o futuro” da fileira.

receita assente “na diferenciação e criação de valor, não na guerra de preços”.
Interessante e enganador (sem dolo) usar o termo inovação indistintamente quer para os sublinhados a vermelho, quer para os sublinhados a vermelho e com fundo amarelo no extracto acima.
A inovação nos corantes naturais contribui para a vantagem competitiva da empresa, é um must have. A inovação na água e na electricidade melhora a margem, mas não contribui para a vantagem competitiva de uma empresa que não compete na guerra de preços.

Calçado - Fazer a transição
Em "Rust never sleeps" (Agosto de 2020) usei esta figura:

Avançar, que neste contexto no mapa de Swardley quer dizer recuar para a esquerda, tal como na primeira figura acima.
Em "Longe do mainstream" (Setembro de 2020) voltei a citar algo que escrevi em Fevereiro deste ano acerca do sector do calçado português:
"Vamos entrar numa Fase 4
O número de empresas vai voltar a diminuir
A quantidade de pares produzidos vai voltar a diminuir
O número de trabalhadores vai voltar a diminuir
O preço médio por par vai novamente dar um salto importante"
Tenho escrito aqui ao longo dos anos acerca da nichização. A nichização a longo prazo imporá a especialização das empresas que servem cada nicho. O meu velho "Tu não és meu irmão de sangue!"(Setembro de 2014), porque as tribos têm uma paixão assimétrica.
O caderno de Economia do semanário Expresso da passada semana trazia o artigo "Uma têxtil rendida ao colorau" com uma entrevista a Mário Jorge Silva CEO da empresa Tintex:
"colocou a inovação e a sustentabilidade no ADN da empresa para fintar a concorrência, certo de que este era “o grande trunfo e o passaporte para o futuro” da fileira.
“Apostámos na sustentabilidade logo em 1989, muito antes de esta ser uma palavra da moda”,
...
aceitou o desafio lançado por alguns clientes e deixou a têxtil onde trabalhava para lançar o novo projeto cheio de “grandes esperanças” na sua receita assente “na diferenciação e criação de valor, não na guerra de preços”.

A procura de uma oportunidade para se diferenciar num mundo onde o verde ainda não estava na moda
...
Hoje, desdobra-se em vários projetos de investigação e desenvolvimento (I&D), em parceria com empresas têxteis e de outros sectores de atividade, centros tecnológicos e universidades. [Moi ici: Trabalhar o ecossistema. Parceiros e fontes de know-how teórico]

No currículo, apresenta incursões no tingimento da fibra de milho biodegradável e em métodos de tingimento mais sustentáveis e reutilização de materiais, a par de uma série de certificações que garantem reconhecimento mundial na área dos têxteis sustentáveis porque “as pessoas têm de acreditar no que oferecemos”. [Moi ici: Trabalhar o ecossistema. Influenciadores que trazem credibilidade]
“As novas gerações valorizam saber o que compram por isso faz sentido criar nos têxteis uma cultura idêntica à que existe à volta do vinho e dos terroirs"[Moi ici: Muito interessante este conceito. Poderá ser relacionado com Mongo?]
Este artigo pode ilustrar uma estratégia baseada na inovação e concretizada a servir um conjunto de nichos: sustentabilidade; área médica; desporto de alto rendimento.
Uma crítica que muitos empresários me fazem é a de que os nichos são pequenos, não lhes sustentam a estrutura das empresas.
1º - Recordar o que prevejo para a Fase 4 - Empresas mais pequenas.
2º - Quando um nicho ainda está na fase "wonder" ainda permite que seja servido por um especialista, não por um super-especialista. Assim, talvez trabalhar para 2 ou 3 nichos ajude a fazer a transição.

Uma iniciativa interessante
Uma iniciativa interessante, "A Canadian ‘Buy Local’ Effort Fights Amazon on Its Own Turf":
"A website called Not Amazon was created to drive sales to more than 4,000 independent stores in four cities. The initiative aims to keep expanding.
...
Inspired to build a more comprehensive list, Ms. Haberstroh promptly created an Instagram post, tagging independent businesses and shopkeepers across Toronto. Included was a new website, Not-Amazon.ca — a URL that she had bought for $2.99.
Introduced as a local list to help keep small businesses alive, Not Amazon was created “so you don’t have to give any money to Amazon this year!” the post read.
What began as a Google spreadsheet with more than 160 businesses collated initially from Ms. Haberstroh’s memory and research became a directory of hundreds that have a website and a high-quality photo and offer nationwide shipping, curbside pickup or delivery.
So far, the website has garnered more than half a million page views and grown to include 4,000 businesses across Toronto, Calgary, Halifax and Vancouver. The site is now submission-based, and thousands of businesses are awaiting Ms. Haberstroh’s approval."
Uncertainty versus ambiguity
"The biggest challenge to businesses right now isn’t uncertainty, but ambiguity — a condition in which the future is unclear, the past is no help, and we don’t even know what we don’t know. There is no predicting when the pandemic will end, nor what ‘business as usual’ will look like when it does."

O que é que a via imprudente me ensinou? Uma realidade bem diferente, algo mais nesta linha:
"The companies don't know what they're going to face. They don't know how the technology will work out. They don't know who the other players are going to be in this business. They don't know what the reception is going to be for this new technology. They don't know what the regulations are going to be, the legalities, the shipping arrangements. And yet they are in a position where they have to ante up maybe hundreds of millions of dollars just to sit at this casino table and play. Now, and economist all say that's not a question of probabilities. It's a situation where the firms face what economist call fundamental uncertainty.

About these matters there is no scientific basis on which to form any calculable probability whatever. We simply do not know. Of course our firms know plenty, but if they want to define a real optimization problem or calculate probabilities, they simply do not know.

There's a syllogism here. If a situation is subject to some high degree of fundamental uncertainty, the problem it poses is not well defined - you can't express it in clear logical terms. If the problem is not well defined, rationality is not well defined - there can't be a logical solution to a problem that is not logically defined. There is then no optimal solution, no optimal set of strategies, for agents and players - optimality is not well defined. [Moi ici: O que é o óptimo? E o óptimo é universal? And where rational, deductive behavior is not well defined, any outcome is likely to be temporary and not in equilibrium.

In the face of real fundamental and certainty the standard approach gets stalled.

in not-well defined situations, in various ways people try to make sense: they experiment, they explore, they adjust, they readjust, but not just in terms of having some wondrous mathematical model of the situation and updating a parameter. They form a hypothesis, maybe they have multiple hypotheses or ideas about the situation they are in, and they put more belief in the ones that work overtime and throw out hypotheses that don’t.

We could look at problems that were not well defined, whether there’s fundamental uncertainty, problems where there is no equilibrium, and we could unleash agents that could explore, take up hypotheses, throw them out, and generate new ones and get smart.

In general in a difficult or novel economic situation, there's no optimal solution. Agents are coping, exploring, adjusting, experimenting, whatever. But that very behavior changes the outcome and then they have to change again. It's a bit like surfing, where you don't know where the waves will go next and you're adjusting and readjusting to stay in the green water."

By putting tradition and stability over profit and growth, Ichiwa has weathered wars, plagues, natural disasters, and the rise and fall of empires....Such enterprises may be less dynamic than those in other countries. But their resilience offers lessons for businesses...“If you look at the economics textbooks, enterprises are supposed to be maximizing profits, scaling up their size, market share and growth rate. But these companies’ operating principles are completely different,”"
A vida económica é como a vida das pessoas, uma amálgama de entidades económicas com "vontades" diferentes, capacidades diferentes, visões diferentes, sujeitas a contextos diferentes e em constante mutação. Não existe um padrão universal, não existe um cristal que se contemple, tudo é líquido.
Quando se pensa que os empresários devem ser obrigados a ter um curso para poderem abrir uma empresa julgo que se navega nas águas da abordagem standard, julga-se que existe uma resposta lógica e racional, julga-se que existe uma receita. Quando na verdade o que existe é "Agents are coping, exploring, adjusting, experimenting, whatever." Por isso, em 2015 escrevi "Do concreto para o abstracto e não o contrário".

A via imprudente (parte I)
Ontem o amigo JPS chamou-me a atenção para este texto, "O ano do "Great Reset"". O texto merece mais do que um comentário. Por exemplo, a referência ao que há muitos anos aqui no blog chamo de "jogadores amadores de bilhar" (por exemplo aqui, ou a estória do leite e do karma, ou aqui):
"temos aquele que é provavelmente o maior drama contemporâneo: o total desprezo por relações de causalidade. A ausência de causalidade e de prova da mesma não são um impedimento para a adopção de medidas radicais, muito menos para cimentar a crença nas afirmações mais extraordinárias."
Outro comentário acerca do texto acima é o que diz respeito ao livro de Susie Scott, "The Social Life of Nothing: Silence, Invisibility and Emptiness in Tales of Lost Experience":
"O que Susie Scott nos diz, é que tudo aquilo que não ocorreu e tudo aquilo que nunca ocorrerá, têm tanto poder sobre nós como tudo aquilo que ocorreu e tudo aquilo que ocorrerá. A nossa vida é determinada não só pelas opções que tomámos, mas também pelas opções que não tomámos; não só por aquilo que sabemos, mas também por aquilo que ignoramos. As opções que fiz na vida permitiram-me construir uma certa forma de ver e perceber o mundo.
Ontem, continuei a minha leitura de "Complexity Economics: Proceedings of the Santa Fe Institute's 2019 Fall Symposium". A certa altura deparo-me com um texto:
"The economy is an enormous collection of arrangement and institutions and technologies and human actions, buying and selling and investing and exploring and strategizing. It's a huge hive of activity, where the individual behavior of agents - banks, consumers, producers, government departments - leads to aggregate outcomes.

It's worth looking more formally at how this equilibrium fitness works in modern economics. You take some situation in economics, whatever it might be; it could be the theory of asset pricing, or of insurance markets, or international trade. You define this as a logical problem. You assume each category of agents - they might be consumers, or investors, or firms - has identical agents. They are all the same, and they know that everyone else is identical to them, and they all face the same problem. Further, you assume the problem is well-defined, and agents are infinitely rational, so they can optimize given the constraints of the problem and arrive at the best outcome for themselves knowing others are behaving the same way."
Fechei o livro e pensei nas palavras de Susie Scott. Pensei que se tivesse seguido a via prudente talvez a minha visão do mundo não andasse muito longe desta. A via imprudente ensinou-me o quão errada está esta abordagem. Depois, arrepiei-me. Talvez a maioria dos decisores políticos do país partilhe desta abordagem.

Tempo de levantar a cabeça
Estive para abrir um ano com um texto sobre "economia e incerteza", por causa da incerteza económica que nos aguarda em 2021. No entanto, há minutos no Twitter vi um tweet que me tocou. Embora não partilhe na íntegra da linguagem utilizada pelo autor, apesar de eu criticar os media pelo seu activismo e parcialidade, opto por reproduzi-lo na íntegra. O seu a seu dono. E curvo-me perante o autor pela selecção da figura do ano e da foto:

Pois eu secundo a opção do @cryptolobopt e prefiro nomear como figura de 2020 o empresário português anónimo, sem ligações ao poder, sem acesso às carpetes e biombos do poder, sem amigalhaços que lhe arranjem uma encomenda. Quantos terão perdido a esperança, quantos estarão a sentir-se derrotados, quantos não dormem à noite, quantos esperam que caia a encomenda que lhes vai dar mais um mês de vida, quantos arregaçaram as mangas para uma última investida.
A minha solidariedade para eles:
- para os que ficaram pelo caminho - que possam na zona de desconforto onde se encontram descobrir uma nova esperança;
- para os que ainda lutam - que possam fazer a remontada;
- para os que tiveram um ano mau - que possam ter um ano melhor;
- para os que tiveram um bom ano, sem depender de amigalhaços e esquemas - que tenham um 2021 ainda melhor. A economia não é um jogo de soma nula.

"Since joining the World Trade Organization in 2001, China has scrupulously adhered to its WTO commitments and abided by the decisions of its judges. Yet the Chinese economy may be fundamentally incompatible with the spirit of any rules-based trading system because the Chinese party-state has enormous power to tell companies what to do. Communist Party cells are embedded in most Chinese companies, even the subsidiaries of non-Chinese firms. Executives at many large companies, including those without direct government ownership, are party members, which makes them eligible for promotions and favors—and vulnerable to party discipline.Even those who are not party members often attempt to affiliate with Beijing’s priorities. The legal academics Curtis J. Milhaupt and Wentong Zheng “identified ninety-five out of the top one hundred private firms and eight out of the top ten Internet firms whose founder or de facto controller is currently or formerly a member of central or local party-state organizations such as People’s Congresses and People’s Political Consultative Conferences.” Regulators can and do bring in executives for interviews on any subject that concerns them. The Chinese financial system is dominated by state-owned entities, which gives the party leverage to help companies that promote its objectives and to punish those that do not. Milhaupt and Zheng note that private firms have “little autonomy from discretionary state intervention in business judgment” because “the state exercises significant extra-legal control rights over private firms.”In this system, there is little need for tariffs to direct domestic demand toward domestic production. Executives can simply be told to pick Chinese suppliers over foreign ones."

The strategy implication here, as throughout market shaping, is distributed leadership. Let as many individuals as possible lead investment decisions and other market development. This minimizes the circle time between your stimulus (or probe) and the market’s response, and so accelerates learning. Now, in complex market systems, total control is impossible; you need another leadership mechanism.

One attractive option for managing complexity is so-called simple rules. Simple rules are some often quite specific guidelines which help individuals deal with mission-critical processes and situations and enable fast decisions and rapid adaptations to volatile circumstances, while abiding by the overall strategy of the firm. Essentially, simple rules bridge the gap between strategy and execution.
There cannot be too many simple rules and they need to be tailored to the individuals using them and the procedures where they are applied. You should not copy simple rules as they also should differentiate the firm from other actors. They must also give people latitude to exercise discretion.

Specifically, decision rules set boundaries (“we do not acquire firms that have more than 75 employees”), prioritize alternatives (“our manufacturing capacity will be allocated based on a product’s gross margin”), and establish stopping points for when you exit a project (“any project that loses its key member will be stopped”).
By contrast, process rules tell people how to execute tasks or coordinate action (“our R&D staff must rotate through customer service”) and establish the proper timing of tasks (“product development must not take longer than 18 months”).
The appeal of simple rules is manifold. They can be used when recruiting (new people need to agree to the rules). They speed up execution (less haggling about how to prioritize). And they function as sense makers for individuals (“when business becomes complicated, strategy needs to be simple”)."

Interessante traduzir este texto de Joaquim Aguiar no Jornal de Negócios de ontem para o mundo das empresas.
"E se a

IFAQs
Mais um trecho retirado de SMASH: Using Market Shaping to Design New Strategies for Innovation, Value Creation, and Growth de Kaj Storbacka e Suvi Nenonen. Este fez-me logo recordar o esforço do meu parceiro das conversas oxigenadoras:
"Focus on the IFAQs. Here’s another rule of thumb for leaders wishing to improve their organization’s peripheral vision. Dwell less on answers and more on questions. Especially worthwhile are the infrequently asked questions - call them IFAQs if you will. And since we’ve been citing notable quotes from quotable notables, when approaching market shaping, leaders should take Voltaire’s advice. The French philosopher and wit tells us to “judge a man [sic] by his questions rather than by his answers.” Questioning orthodoxies makes your firm more inquisitive, intelligent, and vital. Finding a single pertinent new question can generate more insight into your market system’s resource potentiality than studying all the existing answers. After all, those answers share the bias of being framed by the old questions. Yet, while management consultants and incoming CEOs as new brooms sweeping clean are in the habit of asking tough, fundamental questions, it’s far rarer to find a leader who will build and maintain a culture of continuing to ask the hard questions."
Quando se quer moldar o mercado a uma nova realidade é preciso olhar para a realidade, olhar para as peças do mercado e procurar imaginar outras possibilidades, procurar conceber outras combinações.

Uma sequência de projectos em vez de um único projecto

No matter how well you plan for a big task, there are certain details that are not obvious until you have completed it....Second, for very large tasks you often do not get feedback on your success until many of the pieces of that project are in place. Even if particular elements of the task appear to be going well, the success of the large-scale project requires integrating all of the specific tasks in a coordinated fashion....By starting out with smaller projects that encompass the range of tasks involved in larger projects, you help to deflate some of this overconfidence. You learn what is involved in expert performance, and you get plenty of chances to refine your abilities."

"There are always limits to the effectiveness of any unbalanced growth model....After the global financial crisis, the Chinese government responded to the collapse in external demand for Chinese manufactures by ramping up domestic investment even further. Without a commensurate increase in profitable investment projects, however, the result was simply a sharp increase in the domestic debt burden....In China, the GDP growth rate is an input into the system. It is set early in the year as the GDP growth target for that year and represents the amount of growth needed to accommodate social and political objectives, among which of course is the desire to keep unemployment low....This creates powerful—and dangerous—incentives. China’s provincial and municipal governments control most of the credit creation within the banking system, and Chinese banks rarely have to write down loans for projects that cannot service the debt. The easiest way for officials to hit their targets is therefore to tell the state-run banks to lend to favored companies to invest in as much infrastructure, manufacturing, and real estate as necessary. Whether the investments are worthwhile is irrelevant.
