Que futuro?

Em Julho passado, utilizei esta figura, no postal "Não há almoços grátis: Há que optar ", para resumir as principais conclusões do artigo "No Free Lunch: How Strategic Position Relates to Profitability and Failure" de Stewart Thornhill, Roderick White e Michael Raynor.
.
Também em Julho passado, neste postal “Estratégias puras ou híbridas (parte I)” e neste outro “Estratégias puras ou híbridas (parte II)” fiz referência ao artigo “Strategic Purity: A Multi-Industry Evaluation of Pure vs. Hybrid Business Strategies”, publicado no Strategic Management Journal (2007, pp. 553-561) da autoria de Stewart Thornhil e Roderick White.
.
Thornhill e White focam sobretudo a relação entre pureza estratégica e rentabilidade: as empresas que seguem estratégias puras têm uma rentabilidade superior à das empresas híbridas que seguem estratégias de meio-termo. Contudo, as estratégias puras estão associadas a mais risco e maior taxa de mortalidade dos negócios.
.
Perante os sobressaltos a que temos assistido no mundo financeiro, podemos equacionar uma hipótese de trabalho sobre o panorama futuro onde as empresas, os estados e as famílias se irão movimentar. Consideremos o efeito do crédito:
.
A "disponibilidade de capital barato para investir" será tanto maior (+), quanto maior o grau de facilidade de obtenção de crédito e, quanto menor (-) as taxas de juro a que esse crédito é concedido.
.
Quanto maior (+) a "disponibilidade de capital barato para investir", menor (-) será a rentabilidade necessária para o break-even de um investimento.
.
Assim, num mundo com break-even mais reduzidos, as empresas podem apostar em estratégias híbridas menos arriscadas (menores taxas de mortalidade), mas com menores taxas de rentabilidade.
.
Pelo contrário, se o crédito se tornar mais escasso e com taxas de juro superiores, as empresas terão de apostar em estratégias com um maior grau de pureza, risco e taxas de mortalidade mais elevadas, mas taxas de rentabilidade mais atractivas.
.
Até que ponto a "disponibilidade de capital barato para investir" seguirá de forma sustentada no futuro o sinal + ou o sinal - ?
.
Se o sinal for - é bom que as empresas formulem e executem estratégias que visem maiores taxas de rentabilidade, ou seja, estratégias puras que implicam: melhor definição de quem são os clientes-alvo; de qual é a proposta de valor; de qual é a vantagem competitiva, de qual é o valor criado; de qual é a estratégia a seguir e de como assegurar a sua implementação.
.
Sair fora do corpo e reframing, reframing e reframing. Se voltarmos aos montes e vales das business landscape e fittness landscapes de Kauffman, Ghemawat, os modelos de Lindgren e Beinhocker é fácil imaginar n negócios que estavam no topo de um pico e que se estão a afundar perigosamente até ao nível dos vales onde a neblina envenenada elimina os concorrentes menos afortunados.

Positional and reframing

Quando penso em estratégia das organizações penso logo, em linguagem figurada, em experiências fora do corpo, em ter a capacidade de se abstrair do primeiro plano do momento actual e colocarmo-nos a olhar para nós próprios e para a situação que estamos a viver ou que poderemos vir a viver.
.
Penso também na importância do momento, não vale a pena ter razão antes do tempo. Deming pregou práticas de gestão que não colaram no mainestream americano porque ainda não estavam maduras. Ou então, é muito fácil hoje, com o conhecimento de hoje, com as circunstâncias de hoje, criticar as opções que faziam sentido no passado.

Richard Normann no seu livro "Reframing Business - When the Map Changes the Landscape" condensa estas reflexões de uma forma muito mais atraente em:
.
"If the name of the strategic game today is reconfiguration the point of departure of any strategic process should be positional (as opposed to the intrinsic) value of an organization and the various elements of which it consists. The mental process that corresponds with reconfiguration is reframing. That is, we must be able to look at ourselves and at our situation from different perspectives; we must bring different realities into it, and we must be able to move into other realities and see ourselves from different vantage points."

Reframing é mais importante do que nunca

Nestes tempos de mudança, tempos propícios para que as empresas façam o exercício de "reframing" (reframing), o exercício de olhar para a realidade a partir de um ponto de vista diferente, pode ser útil consultar o artigo "Stimulating Innovative Thinking: Learning How to Listen to What a Situation is Trying to Tell Us" de Robert Mockler e publicado pela revista Global Business Review em 2005.
.
"While it is useful and necessary to know where the industry and competitive market now stands and how it works today in order to formulate threshold or survival strategies, more is needed. Gaining competitive advantage and deriving financial profit from the results over the intermediate and longer ter requires studying where the competitive market might be heading. Therefore, systematically listening to what that market is saying about the future becomes a creative art as much as it is a science."

Migração de valor (parte III)

Recentemente escrevemos alguns postais sobre a temática da migração de valor e, sobre a necessidade de fazer um reframing da situação, para procurar alternativas face à alteração da paisagem que já está a ocorrer e que vai continuar durante o ano de 2009.

O The Mckinsey Quarterly publicou no passado mês de Setembro o artigo “How retailers can make the best of a slowdown” que ajuda a perspectivar as diferentes opções de actuação que se podem colocar às empresas na área do retalho (varejo) perante o choque de destruição e migração de valor.
.
Mentes preguiçosas podem descair rápida e facilmente para a opção de reduzir, de cortar custos, apesar de uma leitura do artigo acima referido apresentar várias outras possibilidades.
.
Entretanto, ao continuar a minha releitura do livro "Value Migration - How to Think Several Moves Ahead of the Competition" de Adrian Slywotzky, encontro um capítulo dedicado à descrição do definhamento de uma poderosa empresa americana a Bethelehem Steel (BS).
.
Slywotzky documenta o progressivo desalinhamento e desajuste entre a BS e a mudança em curso na sociedade, no mercado do aço dos anos oitenta do século passado.
.
Ao reler esta conhecida história da falência da BS e da sua incapacidade de se re-inventar e de reformular o seu modelo de negócio, de se distanciar da situação e viver uma experiência fora do corpo, para fazer o necessário reframing, comecei a recordar um artigo que li algures no final dos anos oitenta do século passado sobre o sucesso de um dos gurus da qualidade, Joseph Juran, com o desenvolvimento de uma série de projectos de melhoria da qualidade dedicados a aumentar a eficiência e a reduzir os desperdícios.
.
Só que ganhar dinheiro não é a mesma coisa que poupar dinheiro. E por mais poupança que a melhoria da qualidade tenha trazido à BS ela foi insuficiente para salvar a empresa.
.
O que aconteceu à BS foi o mesmo que aconteceu a muitas empresas portuguesas nos últimos anos. A entrada no ‘pelotão da frente’ do euro, a adesão dos países da Europa de Leste à EU e a adesão da China à OMC, provocaram uma migração de valor para outras paragens. Para fazer face a essas mudanças, em vez de cortar nos custos e de apostar no aumento da qualidade, as empresas deveriam ter apostado em mudar os modelos de negócio com os quais operavam.
.
Actualmente, com a mudança das condições que estamos a começar a atravessar é importante que as empresas não façam como a BS e se preocupem com a melhoria da eficiência de um modelo de negócio que entretanto ficou obsoleto.
.
O que é necessário é fazer o reframing, repensar o modelo de negócio, re-equacionar quais são as necessidades dos clientes, e como é que eles, os clientes, estão a refazer as suas escalas de prioridades, para, então, fazer opções e construir um novo modelo de negócio.

Reframing

Este postal no blog de Tom Peters chama a tenção para algo de que as empresas precisam de fazer uso agora, mais do que nunca, reframing.

A partir de um exemplo pessoal, o autor chama a atenção para a situação em que perante os mesmos factos, por que sofremos uma transformação interior, temos a capacidade de percepcionar de um modo completamente diferente a realidade de onde emergem os factos.

Quem segue este blogue sabe o quanto aprecio e uso o conceito de ecossistema da procura.

uns anos descobri e li "Reframing Business: When the Map Changes the Landscape" de Normann, R.. Quando comprei o livro não imaginava o efeito e importância que teria em mim.
"the idea of ‘density’ propounded by Normann (2001) aligns very well with the SDL concept of value creation through resource integration and both mesh well with the ideas of interactivity and networks.

Normann had used such novel concepts as ‘dematerialization’, ‘liquidity’, and ‘density’ to explore the shaping and fluidity of markets through reconfiguration of value-creating systems. A prerequisite for that rearrangement is ‘reframing’ of the overall system, by means of which ‘prime movers’ redefine their own and other actors’ roles. [Moi ici: Como não recordar este postal de ontem] These actors organise the creation of value [Moi ici: Criam novos modelos de negócio - novos circuitos de informação, para aumentar a densidade das relações e valorizar o intangível. Arquitecto de paisagens competitivas (parte V)

Continuamos com a nossa re-leitura de "Reframing Business - Wnen the Map Changes the Landscape" de Richard Normann. Capítulo 5 "Prime Movers as Reconfigurers"
.
Os Prime Movers são aqueles que olham para a realidade, que olham para as relações existentes, que
olham para as avenidas de possibilidade rasgadas pela tecnologia e, esboçam um novo design, para o ecossistema e suas relações, com base numa nova estratégia. Quando começam, podem ainda não ter uma visão completa e pormenorizada do ponto de chegada mas avançam e deixam emergir algo de poderoso. Algo que destrói as fronteiras, algo que redefine os papéis dos diferentes actores económicos e subverte as regras do jogo.
.
Os Prime Movers afastam-se da paranóia da concentração nas competências necessárias para fabricar e vender um produto, para se focarem num conjunto de competências mais alargado, relacionado com o desenho e funcionamento de um sistema de criação de valor, uma espécie de engenharia de re-criação de ecossistemas. Os Prime Movers apostam no desenvolvimento de uma competência específica, ser capaz de mobilizar e gerir um conjunto de diferentes actores externos com as suas competências e activos próprios.
.
Assim, como resultado, os Prime Movers abandonam um enfoque tradicional e estreito (muitas vezes baseado na produção de uma commodity), para abraçarem a capacidade de mobilizar e coordenar. O foco deixa de ser o produto e passa a o Sistema de Criação de Valor.
.
O que é que acontece aqueles que não reconfiguram? Tipicamente têm de se adaptar às novas regras do negócio. Por outras palavras, o jogo da reconfiguração criado pelas novas oportunidades de criação de valor irá, de acordo com o princípio do vácuo, tender a dividir os actores económicos entre os que reconfiguram e os que são reconfigurados. Os primeiros são os Prime Movers, os segundos tendem a tornar-se subcontratados e operam em mercados de commodities com margens apertadas.
.
Uma empresa que queira enveredar por essa visão alargada do Sistema de Criação de Valor em que opera para o reconfigurar, pode começar por olhar sistematicamente para os ciclos de vida dos produtos e os contextos de criação de valor dos clientes com os quais trabalham.
.
Uma forma particularmente frutuosa de reenquadramento, é a de focar a atenção no cliente da empresa como a principal parte interessada, e ver-se mentalmente como parte do negócio do cliente.
.
Uma implicação conceptual maior de fazer isto é a de conseguir fugir da visão industrial tradicional de ver a oferta para o cliente como a saída do sistema de produção e, passar para uma visão em que a oferta para o cliente é vista como uma entrada no processo de criação de valor do cliente. Isto requer que a empresa compreenda o negócio do cliente e, o seu processo de criação de valor, e usar essa informação como o enquadramento básico a partir do qual se define o negócio. (Reframing – calçar os sapatos, ver o mundo pelos seus olhos... por isso, a abordagem começa manca quando assenta só no produto)
.
Uma segunda implicação de olhar para a oferta para o cliente como uma entrada para o seu processo de criação de valor, em vez de uma saída do sistema produtivo do fornecedor, é a de começar a olhar para outras entradas do lado do cliente. Qualquer empresa deve considerar mais ou menos a totalidade das entradas nos processos de criação de valor dos clientes. Recordar:

Ver a oferta para o cliente como uma entrada no seu processo de criação de valor é muito útil para distinguir dois tipos de efeito.
.
O primeiro está relacionado com a eficiência interna do cliente, que se manifesta sobretudo na estrutura de custos do cliente. Se o custo de várias entradas para os processos do cliente puder ser reduzido, ou se pudermos criar entradas que tornam os processos do cliente mais eficientes, o cliente terá o benefício de uma vantagem de custo em resultado da nossa intervenção.
.
Contudo, existe também a possibilidade de que a entrada que a empresa proporciona ao cliente tenha um efeito directo na própria oferta do cliente ao seu cliente (o cliente do cliente) (Moi ici: Na figura acima a relação entre os gabinetes e os donos de obra, por exemplo. No exemplo da parte II, a oferta aumenta a eficiência e, por isso, reduz o custo para o dono da obra. E melhora o desempenho acústico e térmico, beneficia o utilizador da construção, cliente do dono da obra. E permite ao Gabinete de Arquitectura ou de Engenharia, aparecer junto do seu cliente como estando a par da evolução tecnológica, como proporcionando construções mais baratas e com melhor desempenho. Agora, pensem nas preocupações do Gabinete... o risco em testar uma novidade em obra. O que pode aumentar a predisposição para testar uma novidade? O Gabinete está num dilema, trabalhar para a melhoria da sua imagem junto dos seus clientes por um lado e, por outro, não danificar a sua reputação.)

A Prime Movership que redefine o Sistema de Criação de Valor é uma forma de escapar da armadilha dos produtos e serviços comoditizados em mercados transparentes. O foco num sistema mais alargado significa que o efeito dos Prime Movers tende a ser a “ecogenesis” em vez de só um novo produto ou serviço.

Privilegiar os inputs sobre os outputs (parte II)

Parte I.
"Prime Movers, by reconfiguring, draw new boundaries thereby erasing old system definitions. ... moving from narrow and traditional competences to mobilizing broader (and developing new) competences, and from accepting the existing business definitions and rules of the game to imposing new rules of the game that transcend traditional industry boundaries and business system definitions.

Prime Movership not only as a set of objective, observable behaviors, but also as a mode of being, a mind-set.

Companies with a strong identification with their product (or production process) rarely become reforming Prime Movers although it is not uncommon for them to think of themselves as such. Those who do typically have a mental orientation more related to a broader notion of value creation. They look at the overall functioning and the larger, overall system in which they themselves are a part. We will refer to this as upframing.

A company that wants to expand its notion of the Value-creating System in which it works may start by systematically looking at the life cycles of the products and the total value-creation contexts of the customers with which it works.

A particularly fruitful way of reframing, in our experience, is to focus on the customer of the company as the major stakeholder, and to mentally frame oneself as part of the customer’s business. [Moi ici: Pensar nos inputs em vez de começar pelos outputs] … A major conceptual implication of doing so is to move away from the traditional industrial view of the customer offering as an output of one’s production system to a view in which the customer offering is seen as an input in the customer’s value creating process.  [Moi ici: Tremendo insight!!!] This requires the company to understand the customer’s business and value-creating process and use that as the basic framework within which one defines one’s business."

A minha solução não passa por aqui (IV)

“A first and elementary level of learning and knowledge development process is what Argyris and Schon have called single-loop learning. Such learning does not require change of the basic model that is being applied, only an adjustment of the values of existing parameters. It leads to increased efficiency within a frame work.”
.
Algo semelhante à melhoria continua, algo que leva a melhorias incrementais do desempenho. Existe uma determinada paisagem competitiva (business landscape) e tenta-se melhorar a produtividade, aumentar a eficiência nesse cenário sem o pôr em causa. É aqui que actua a Comissão Europeia, é aqui que operam todos aqueles que apenas conseguem associar aumento da produtividade a redução de custos, a aumento da eficiência.

“For the first level of outcome – basically incremental improvement within an essentially stable framework – the type of political leadership that best seems to reflect the situation is what Weber would have called ‘rational leadership’. It is based on an intellectual understanding of the productive processes of the organization, and supports the efficiency and continuous, adaptive improvement of those processes.”
.
A tese de Weber defendia que o mundo devia convergir para a ‘rational leadership’ abandonando as formas tradicionais de liderança baseadas na atribuição de poderes por outros factores que não os racionais. Segundo ele a lógica deveria reinar, não as emoções, não as tradições ou posições herdadas
.
Contudo a ‘rational leadership’ não é suficiente em situações de mudança estrutural disruptiva.
.
“The immune system may become too strong for a company to break out of the frames. Reorientation of a company, changing its business idea or business model, requires a realignment of both the cognitive processes and the power system.”
.
Precisamos de melhorias, de aumentos radicais da produtividade das nossas organizações. Esses saltos quânticos necessários não são compatíveis com melhorias incrementais da eficiência, precisamos de um outro nível de conhecimento.
.
“To achieve frame-breaking reconfiguration a company needs to engage in what Argyris and Schon have called double-loop learning. The outcome is what I refer to as ‘reorientation’ as opposed to ‘variation’. In this case we are talking about more than adjustment within a given mind frame. Thomas Khun would have called this a ‘revolution’, a result of ‘extraordinary problem solving as opposed to ‘puzzle laying’. In the history of science this process corresponds to the great changes of world view: from the world as earth centred to the world as sun centred, from the world as a ‘clock’ mechanism to the world as an ‘organism’, etc."

Na base deste double-loop learning está a capacidade de reflectir sobre o que fazemos, sobre o que somos, a tal capacidade de fazer e viver a experiência de sair do corpo e apreciar o que se passa no contexto competitivo em que vivemos. Não é só olhar, é olhar e articular as observações tangíveis, concretas, dentro de um universo conceptual e abstracto.

“At our second level, then, we need political leadership that can break up old structures. The role of the leader in such a situation is to extract, create or co-create, and then articulate a vision and direction which breaks the frame and creates a new one. And, in particular, leadership at this level always means using power to redistribute power and change the power system.”
.
É preciso mais do que a razão, mais do que a lógica, mais do que cálculos...
.
“Leaders who are able to do this must act either as entrepreneurs who stand for their own new vision themselves, or as ‘midwives’ able to put together fragments already existing within people in and outside the organization into a new coherent direction.
The need for such visionary leadership is very strong in today’s structurally changing value-creation landscape. The challenges are essentially two. One is to articulate and propagate the new direction; the other is to manage the transition.
The latter part is particularly devious and difficult today, since re-orientations now often tend to imply not just moving from a ‘mature’ area with a slowly declining future into some other area with higher prospects of growth, but to actually replace an existing business model with another, in the process literally killing or destroying many of the elements of an organization while retaining a certain hub of the reframing. The new is built on the ruins of the old."

Ou seja, é preciso conhecimento em primeira mão para ter o substracto mental suficiente para enveredar pelo double-loop learning, algo como o mental scaffolding de Vygotsky.
.
Quem não tem esse conhecimento, essa experiência, só pode confiar na razão, e a razão encaminha-o para as melhorias incrementais da eficiência, melhorias incrementais da produtividade, quando precisamos de saltos quânticos, autênticos impulsos de Dirac.

Estratégia para as lojas do futuro

Ko Floor em Branding a Store faz um excelente exercício de 'reframing' sobre o futuro das lojas, dando pistas interessantes para as hipóteses de actuação e posicionamento futuro.

“The retail market will become increasingly between functional and emotional shopping. On one side of the market, retail brands will focus on functional and solution-driven shopping of (replenishement) commodities like food, household products, drugs and basic textiles.

On the other side retail brands will operate that sell expressive merchandise with strong emotional appeal, like fashion, domestic accessories and perfumes. Functional stores will mainly choose price, range and or convenience as their positioning attributes. In contrast, emotional stores will mainly position themselves on range and store experience. Retail brands in between, that do not make a clear choice between functional and emotional shopping, will disappear.”

“There will not only be a clear dichotomy between functional and emotional retail brands: a strong polarization over price will also occur.

Price will continue to be an important driver in retail in the coming years. Consumers want to save money in some stores in order to be able to afford premium prices in other stores. This will cause a clear dichotomy in retail: low-price and high-value mass retail brands on one side of the market, and premium-priced niche retail brands on the other side.

Low-price and especially high-value mass brands will grow rapidly. After all, for most consumers it is not about the lowest price; it is about the highest value.”

“In contrast to these low-price and high-value brands, premium niche brands will position themselves as deriving their appeal from their exclusivity and very high prices. The difference between these luxury premium retailers and the low-price/high-value retailers will become bigger than it is now. While low-price/high-value stores will emphasize their range and price, premium stores will pay attention to range, service and often to store experience as well.”

“For years, the middle segment was the largest part of the market, but that is going to change. Just like with the functional and emotional retail brands, the middle segment will also disappear. Retail brands that are stuck in the middle will loose territory at a quick rate. These medium-priced retail brands will get squeezed between the low-price and high-value brands on one side of the market, and the premium brands on the other. To the consumer they do not have a clear offer.

Isto das marcas não serem claras, não terem uma mensagem coerente e consistente não é treta, por exemplo, o artigo “Building Brands Without Mass Media” de Erich Joachimsthaler e David Aaker, publicado pela Harvard Business Review em Janeiro de 1997 ilustra um exemplo de como uma marca que quer ser tudo não é nada e anda à deriva:

“Consider Farggi. In 1993, a Spanish company called Lacrem launched Farggi as a premium ice cream in Spain--one year after the arrival of Haagen-Dazs. The Farggi name was chosen because it sounded Italian and hence would evoke images of quality ice cream among Europeans. It also drew on the reputation of the successful Farggi line of pastry outlets.

The problem was that the name had too many associations and messages. It had already been used for a standard-quality ice cream sold to food service establishments.

.

The Farggi strategy, confusing at best, had too many elements: competing directly with Haagen-Dazs, exploiting ties to Spain, having an Italian-sounding brand, and cashing in on the popularity of American-style ice cream.

(The brand was positioned as being based on an authentic American recipe featuring the best-quality ingredients from Spain.)

Confusing messages were sent by Farggi’s method of distribution as well. It said "premium" by offering the ice cream in 500-milliliter cups for two people (originally pioneered by Haagen-Dazs in Europe) through Farggi-owned or franchised ice-cream parlors reminiscent of nearby Haagen-Dazs stores. Privilegiar os inputs sobre os outputs (parte III)

"A second implication of looking at our customer offering as an input into the customer's value creation rather than as an output of our own system is that we most look at other inputs on the customer side.

Seeing the offering to the customer as an input in the customer's value-creating process it is often useful to distinguish between two types of effect. The first is related to the customer's internal efficiency, mainly as manifested in the customer's cost structure. If the cost of various inputs to the customer's process can be made lower, or if we can create inputs which make the customer's internal processes more efficient, the customer will have the benefit of a cost advantage as a result of our intervention. However, there is also the possibility that the input we provide to the customer has a direct effect on the customer's own customer offering, i.e. the offering to our customer's customers. In this case our intervention will be directly visible (although not necessarily possible to directly attribute to our intervention) to the customer's customer. Our customer's ability to develop his market position as a result of offering innovation will he enhanced. We may say that his external effectiveness has been enhanced."
Interessante esta referência às duas palavras eficiência e eficácia. Não esquecer o quanto a palavra eficaz pode ser relevante na estratégia das PME. Recordar "if the customer don't care about the price, the retailer should not care about the cost" - eficácia mais importante que eficiência.

Percebo muito bem porque é que Normann (na Parte II) fala em "upframing". Abraçar esta abordagem é como subir a uma montanha, e olhar para a planície onde se costuma estar e ver as coisas familiares de uma outra perspectiva e conseguir desenhar padrões de interacção que nunca tinham sido considerados.

"the more important it is to think about boundaries"

"If 'management' is the art of achieving efficiency within a more or less defined framework, 'leadership' is the art of navigating an organization through structural change. Structural change may mean adverse conditions.

If leadership is the same as helping an organization navigate through structural change, it must be based on an understanding of both external (contextual and business) dynamics and internal dynamics.

Business systems are being reconfigured. No definitions, no boundaries are sacred.

Co-production takes place in networks. 'Workers' are no longer employed but wandering nomads crossing invisible and undefinable boundaries everywhere. Companies invent means to influence what goes on far beyond their legal boundaries. They see customers and other value constellation partners as equally important to manage as 'employees'.

This lack of boundaries, this haze, this lack of definition in the physical world, paradoxically requires us to think more, not less of boundaries. The paradox that the more boundaryless the world seems to be, the more important it is to think about boundaries [Moi ici: Ponto muito interessante, na senda de "First, define yourself, then, define your audience"]

If we are to keep our sense of purpose and identity, we must have an idea of what we are and who we are. Agora relacionar estes sublinhados com as reflexões sobre o tecto de vidro e a incapacidade de fazer escolhas dolorosas, sobre a dificuldade de deixar de pensar apenas no que se produz, o output, em vez de equacionar os inputs.

A magia começa ...

As commodities só existem na cabeça das pessoas.
.
Se uma empresa trata o que oferece no mercado como uma commodity, então vai ser visto pelos potenciais clientes como uma commodity.
.
Só ontem realizei que aquilo a que chamo o desenvolvimento de relações amorosas na base de uma estratégia, é o que Richard Normann, que aprendi a respeitar muito, muito, muito, com "Reframing Business - When the Map Changes the Landscape" chama densificar uma relação.
.
A pesquisa no blogue sobre as relações amorosas levou-me a esta frase:
"commodities don’t really exist. The customers are all different, and if you do not understand that, you are commoditizing something"
Hoje, encontro este texto "Brand Strategy for Commodities".

A magia começa quando deixamos de nos focar na oferta que fazemos e começamos a pensar na finalidade que o cliente pretende atingir ao "contratar"  um produto/serviço, um recurso, para fazer algo na sua vida.

Acerca de valor para o cliente (parte III)

"Context-specific facet.
Following the notion of multiple relationships, the literature acknowledges the important role of the customer’s external and social context in the assessment of CV [Customer Value]. In doing so, the idea of the customer, just like the company, being embedded in a system of other actors is expressed. In this complex system, the customer acts as a resource integrator, simultaneously combining various resources for value creation. This implies that the customer uses his/her own resources (i.e., knowledge and skills) and the resources of other actors. Hence, CV is dependent on a network of competences and resources.

Value has a collective and intersubjective dimension and should be understood as value-in-social- context” and “[...] the way in which resources are assessed depends on the social context”. It can be concluded that research efforts begin to adapt a more differentiated point of view, which includes the social context as an important variable for the determination of value.

The C-D logic argues in a similar manner, stating that the dyadic approach that was historically used is not enough to display the complex construct of CV. Hence, this logic also highlights that the customer is socially-embedded, interacting with other groups, such as other customers. Compared to the S-D logic, the C-D logic more strongly emphasizes the customer’s point of view. An even higher focus is laid on the customer, and thus, on his/ her speci c context."

Privilegiar os inputs sobre os outputs (parte VI)

"to shift our attention from production to utilization, from product to process, from transaction to relationship. It enhances our sensitivity to the complexity of roles and actor systems. In this sense the service logic clearly frames a manufacturing logic rather than replaces it. Creative business thinking comes from applying the service logic mode of thought, recognizing that within that overriding logic there are islands of a manufacturing logic. In other words, the service logic encourages us to think in terms of value creation and Value-creating Systems. It moves us from the oversimplified view that 'producers' satisfy needs and desires of 'customers' to the much richer but more complex view that they together form a Value-creating System. Within that system the provider has to find a way to position himself, and enhance and leverage the value creating process of the customer. It helps us move from the traditional industrial notion of products as outputs to the value-creation economy notion that offerings should he seen as inputs in a value-creating process."

Há anos que escrevo aqui sobre o perigo dos hospitais-cidade, das escolas-cidade e outros. Por exemplo:

Entretanto ontem, durante uma caminhada matinal li:
"The Belgian Nobel Prize winning chemist Ilya Prigogine examined the origins of change in the reactions he studied. He concluded that all systems that are sufficiently complex can develop unpredictable emergent behavior. This includes social systems. The origins of this conclusion lie in positive feedback loops embedded in the system, producing boom and bust behavior that is difficult if not impossible to predict. From this he surmised that denser systems (for example, increasing population density and communication links) will produce more turbulence, that is, more complex interactions that produce virtually unpredictable emergent states and patterns of behavior."

Quem quiser abordar a temática do pricing a sério tem de obrigatoriamente começar pelos clientes e pelo que é valor para eles

Both terms, ‘experiential’ and ‘phenomenological’, emphasize the co-creation role of the customer. From this understanding, ‘experience’ does not refer to the customer’s past experiences, it rather describes the perishability inherent to CV. This underscores that value cannot be inventoried and is not created solely by the company which is, however, not new to the literature.

Although both terms are still discussed, ‘phenomenological’ has recently been preferred, as ‘experiential’ implies several other meanings, such as a focus on the past. In contrast, phenomenological emphasizes the idiosyncratic determination of value without implying a focus on the past.

the phenomenological nature of CV as context-specific, interactive, and attached with meanings. The C-D logic accepts that interactions facilitate the creation of value, however, contrary to the S-D logic’s supplier-oriented approach, it emphasizes that it is the customer who ultimately determines the value created. In doing so, the C-D logic stresses that other processes not directly related to interactions also need to be considered.

Seeing the customer in a constant and interactive process with other actors, such as companies and other customers, bolds the increasing focus on relational aspects, which is therefore underpinned in the S-D and C-D logic. Hence, an increasing focus on relationships, rather than on transactions, is suggested. According to both logics, the customer is engaged in multiple relations- hips, also to actors other than the company. The old-fashioned view on relational aspects as being dyadic does not seem to be supportable anymore. Modelos mentais - desaprender para voltar a aprender

Ao ler vários artigos sobre a Service-Dominant Logic, que foram sendo publicados desde 2004, há uma referência bibliográfica constante "Reframing Business - When the Map Changes the Landscape" de Richard Normann.

Trata-se de um livro que aqui fomos comentando ao longo de 2008 e que ficou na categoria de topo. O subtítulo é delicioso ... quando o mapa, a nossa representação da realidade, altera essa mesma realidade. Aliás, nós nunca chegamos a ter consciência da realidade, nós só sensoriamos o mapa.
.
Os nossos modelos mentais são os nossos mapas, são um filtro que nos ajuda a seleccionar e enquadrar os estímulos recebidos, para evitar a "parálise por análise".
.
Ainda nesta série de postais reflectimos sobre a importância dos modelos mentais para explicar as diferenças de desempenho entre empresas de um mesmo sector de actividade num mesmo país.

CK Prahalad e Richard Bettis em "The Dominant Logic: Retrospective and Extension", publicado no Strategic Management Journal, Vol. 16, 1995, em vez de modelo mental escrevem lógica dominante, no entanto a mensagem mantém-se:
"We have come to view the dominant logic as an information filter, shown here as a funnel. Organizational attention is focused only on data deemed relevant by the dominant logic. Other data are largely ignored. (Moi ici: Assim, o mainstream apenas reconhece o que encaixa no filtro) "Relevant' data are filtered by the dominant logic and by the analytic procedures managers use to aid strategy development. These 'filtered' data are then incorporated into the strategy, systems, values, expectations, and reinforced behavior of the organization."
...
Em "Mental Models, Decision Rules, and Performance Heterogeneity" de Michael Shayne Gary e Robert E. Wood, publicado no número de Junho de 2011 da revista Strategic Management Journal defende-se que o desempenho das empresas depende dos modelos mentais dos seus líderes. Quando a realidade muda... o mais certo é o desfasamento entre o modelo mental mantido e a nova realidade. Sim, o mapa pode mudar a realidade. Mas há limites para o poder dos mapas...

Voltando a Prahalad e Bettis sobre o abandono dos modelos mentais que ficaram obsoletos:

"In the business world. IBM is an excellent example in which the dominant logic for years revolved around a set of unseen assumptions about the centrality of the mainframe business. At IBM this thinking became embedded in the strategy, reward system, promotion preferences, and resource allocation system so strongly that a catastrophic crisis was necessary even to begin to dislodging it.
...
There has been a great deal written about organizational learning ... In general it is assumed that the learning curve is drawn on 'a clean sheet of paper' in that learning takes place in a neutral environment. This is seldom if ever the case. There is often previous learning 'drawn' on the paper that may inhibit the new learning process. This leads to the concept of unlearning.
...
The dominant logic makes clear that before strategic learning of the kind discussed above can occur, the old logic must in a sense be unlearned by the organization. In this sense there Is an unlearning (or forgetting) curve just as there is a learning curve. ... This need to unlearn may suggest why new competitors often displace experienced incumbents in an industry when major structural change occurs (e.g.. the personal computer revolution). The new entrants in essence are starting with a clean sheet of paper and do not have the problem
of having to run down an unlearning curve in order to be able to run up a learning curve.

What seems clear is that strategic learning and unlearning of the kind involving the dominant logic are inextricably intertwined."

O subtítulo de Normann faz sentido quando um agente económico percebe, numa realidade em turbulência, que uma ordem nova, mais complexa, está a emergir e antecipa-se a enquadrá-la num novo mapa, para ajudar a actuar melhor na nova realidade. Como se trata de uma antecipação, ainda a realidade não estabilizou e já o agente tem o mapa no seu arsenal de ferramentas.
