Uma PME pode fazer milagres se vir que ganhar dinheiro é uma consequência e não um objectivo directo, se tiver paciência estratégica, se tiver ao leme quem tenha paixão, se apostar na interacção e na co-criação.

Voltem a recordar os novos-velhos

Lembram-se dos novos-velhos?

Na altura interrogava-me como é que jovens recém-licenciados podiam ter uma mente tão fechada e tão derrotista. Que tipo de ensino superior teriam?

Durante cerca de 10 anos fui professor convidado da Universidade Católica e assumia-me como um empirista dedicado a injectar optimismo entre os alunos, tentando alertá-los para o mundo de oportunidades que existe, se o virmos como tal.

Voltem a recordar os novos-velhos e atentem nestes trechos:

Acerca da mineração (parte II)

Na parte I sublinhámos:

A verdade é que o JTBD depende também do contexto do cliente. A evolução do cliente altera o contexto, logo altera a forma como o cliente percepciona e avalia as soluções que tem pela frente para contratar.
"When you study customers’ stated preferences—wants, needs, or desired outcomes—you are studying the interactions between customers and the system only at that moment. All those wants, needs, and desired outcomes will change when the systems that customers belong to change. Yesterday, customers wanted gaslight mantles that wouldn’t set their houses on fire, cheap meat, and somewhere to get their film developed. Today, those same customers want environmentally friendly CFL lights, organic kale salads, and accumulating likes on Instagram. Why did those needs change? The systems that customers belong to had changed.

Innovators must understand what the customer does and doesn’t know. Assim, o cliente que nunca entraria num ginásio "tradicional" começa a sua jornada num ginásio low-cost e aí pode ficar ou ... progredir e aspirar a algo mais.

Quem gere um ginásio "tradicional" tem de perceber que os clientes que capta poderão estar numa fase mais avançada desse progresso. Em boa verdade, não deve pensar em competir com o ginásio low-cost, deve antes aparecer como uma solução para quem está a namorar a ideia de que precisa de algo mais do que aquilo que tem actualmente.

Recordo os meus primeiros tempos de birdwatcher. Na primeira vez que fui ao Douro Internacional, nas férias da Páscoa de 1983 passei tanto frio a dormir na minha tenda que logo percebi que o saco-cama que usava no campismo da praia não funcionava nas fragas de Lagoaça. A pessoa que precisava de um saco-cama para o Douro Internacional no Inverno não era mais a mesma pessoa que usava saco-cama no Verão, o contexto era diferente.

Por isso, cuidado com as pessoas a quem dá o poder de o influenciar mesmo subrepticiamente, mesmo involuntariamente. Por isso, cuidado com os media e a sua troupe de produtores de cortisol. Por isso, cuidado com os que não sujam as mãos na prática do dia-a-dia mas estão sempre cheios de respostas sem dúvidas.

Esta manhã publiquei "Fuçar e a quebra de tabus" onde sublinho uma mensagem clássica deste blogue. Muitas vezes só o desespero permite fazer os cortes que a emergência de uma nova realidade exige.

Por isso é que o stress é informação, informação que convida as pessoas/organizações a mudar.

Por isso, sem stress, sem a pressão da urgência, só com base na racionalidade é difícil mudar. Daí "Norway’s oil wealth swamps innovation":

Na vida real não há direitos adquiridos

Subir na escala de valor é a melhor, talvez a única, forma de equacionar um futuro no médio prazo. Na vida real não há direitos adquiridos:

O fuçar passa por isto:

Ontem enquanto aguardava numa recepção, folheei um Jornal de Notícias e, na última página fui surpreendido por:

Confesso que não conhecia o Wuant mas o Want não precisa que pessoas como eu o conheçam. Wuant tem a sua tribo que o conhece e apoia.
.
Mongo é esta profusão de tribos que em muitos casos passam pela vida sem se tocarem e sem darem conta umas das outras. Este é o terror das empresas grandes, empresas preparadas para servir a média, para servir quem está dentro da caixa.
.
Agora, num registo completamente diferente, pensem na escola do século XIX, esse mecanismo uniformizador preparado para criar os funcionários do Normalistão, a tentar lidar com este mundo.
.
BTW, a sua PME conhece as tribos para que trabalha? Ou a sua PME não tem tribos e trabalha para a malta de dentro da caixa?
.
Quem trabalha para tribos tem mais oportunidades do que quem compete com as empresas grandes.

Houve um tempo em que nem olharia para estes títulos "Pinhel organiza segunda edição do evento "Beira Interior - Vinhos & Sabores"". Depois, veio um tempo em que olharia e os classificaria de copiadores de outros.

Olho, leio e regozijo-me:
"A cidade de Pinhel vai receber, de 18 a 20 de novembro, a segunda edição do certame "Beira Interior - Vinhos & Sabores", que pretende promover os vinhos e os produtos da gastronomia tradicional daquela região."
Hoje, reconheço o que pode ser um certo dinamismo local que consciente ou inconscientemente já descobriu que o futuro das terras do interior não passa por serem uma emulação parola das cidades do litoral. O futuro do interior passa pelo que passa pela sua individualidade, pela sua identidade e pela riqueza com o que é gerado na zona.

Construir alternativas onde ninguém as vê

Primeiro ler "Be Competitively Unpredictable!", não pela referência à concorrência mas pela referência à imprevisibilidade:
"At the same time that the window of opportunity is narrowing, competition overall is becoming more and more unpredictable. Your competitors are using open innovation to uncover more market opportunities and the results are starting to show. And new competitors are coming out of nowhere and perhaps from different industries to completely disrupt your market and destabilize your industry.
...
You’ll also need the right culture and people in place, along with a structure for pursuing innovation that supports the goal of being competitively unpredictable. In fact, you may need to completely rethink how your business pursues innovation. This is hard work. But if you succeed and become truly competitively unpredictable, the rewards will be many and long-lasting. And given the pace of change, what other choice do you really have?"
Depois, apreciar "How the Very Best Strategists Decide":
"About half of the 884 strategies entered in each industry were chosen by two or more people; some were picked by two dozen. We’ll call these the popular strategies. The other half were chosen by only one per­son. They are the loner strategies.

If the wisdom of crowds applies to strategic thinking, popular strategies should out­perform the loners. If it doesn’t, the loners should outperform the crowd.
...
I ran a billion simulations and saw that the crowds’ strategies worked pretty well. In general, the more people who chose a strategy, the better the strategy performed. (The largest crowds, though, rated about average.) The simulations also showed that loner strategies usually performed below the crowds’ popular strategies.

But the strategies that performed the very best were also loners.
.
If you want to outperform the crowd, you’ve got to do something the crowd isn’t doing. That means learning two key skills:
To do something the crowd isn’t doing, you must think something the crowd isn’t thinking. You can generate ideas by broadening your decision frame.
No one proposes a strategy thinking it will fail, so you must be able to tell the difference between good and bad loner strategies. You can evaluate those ideas by embracing critical thinking.

On the other hand, you can build your skill at developing good loner strategies if you can improve your ability to think strategically. With skills, processes, and tools to generate and evaluate ideas, you can spot risks worth taking."
E acredito que muitas vezes é isto que consigo fazer no meu trabalho, muitas vezes não ao ritmo que gostaria mas ao ritmo que cada projecto permite. Ainda ontem citei uma das minhas frases preferidas:
"Nunca é tarde para aprender, às vezes é demasiado cedo" 
Ajudar a construir alternativas onde ninguém as vê, fomentando o pensamento estratégico, fugindo da concentração no que se faz e focando-se nos resultados, nas experiências que se permitem atingir ou viver com o que o cliente faz com o que compra.

Mesmo uma PME industrial tem de ser uma empresa de software

A propósito de "Hardware is sexy, but it's software that matters":
"Apple started as a hardware company with the Apple II. Soon in, they realized that while hardware is required, it's software that changes the world."
Quem trabalha numa PME industrial acha que isto não é assunto para a sua empresa. Quem me conhece sabe que digo sempre que as empresas não podem vender batatas, ou máquinas, ou cortes de cabelo, têm de vender algo de aspiracional, têm de vender uma emoção, uma experiência que emerge depois de processar, de integrar o que se compra na sua vida. É a isso que chamo de software.
"Hardware always gets cheaper. If you can't win that race, don't run it."
Quem só vende batatas ou corta cabelo está fechado nesta corrida para o fundo.
"Software can create connection, and connection is the engine of our future economy." 
E software aqui não é só o literal mas também o figurado.
“In the factory we make cosmetics; in the drugstore we sell hope.” —Charles Revson,” 
Até uma empresa de sotware tem de ser uma empresa com este software.

Curiosidade do dia

Cada vez mais vezes encontro comentários de pessoas várias que abordam a possibilidade de uma guerra com a Rússia como se fosse provável e ganhável como num "passeio pelo Iraque".
.
Depois, recordo os tempos da Guerra Fria e começo a trautear Sting "There's no such thing as a winnable war":


Mas esta cultura imperial por um lado, e a necessidade de fugir a um ajuste contas com as consequências dos malabarismos financeiros dos bancos centrais por outro, aproximam-nos cada vez mais dessa loucura máxima. Do lado russo há também o interesse de encontrar um inimigo externo para unir o povo em torno do governo.
.
Agora, "NATO conclui preparativos para enviar batalhões para fronteira com Rússia".
.
Não, por favor, não me venham acusar de ser seguidor de Putin. Vade retro!!!

Para mim a mensagem de Sting continua válida:
"There is no historical precedent

Agora é mainstream

É doloroso ter razão antes do tempo, agora é mainstream:
"Não há dúvida de que, nas últimas duas décadas, a agricultura viveu uma revolução. Hoje o sector é mais profissional e vocacionado para o mercado com produtos de valor acrescentado.

Apesar da localização geográfica favorável, o país não usufrui sempre das melhores condições para a agricultura e a dimensão do mercado português exige que as empresas do sector procurem oportunidades lá fora, através de produtos diferenciados. "O mercado português é pequeno. Não podemos competir em pé de igualdade. Temos de procurar os produtos em que somos diferentes e melhores"."
Depois, o texto aborda uma conversa com João Machado da CAP. Pensem bem, quanto menos tempo João Machado tem nos media melhor está a agricultura portuguesa. E não está melhor por causa da CAP, está melhor apesar da CAP (recordar o marcador que lhe dediquei há anos). Uma melhoria feita por anónimos que têm apostado em produtos novos e diferenciadores em que Portugal, pelo menos em certas épocas do ano, tem vantagens competitivas. Longe vão os tempos em que a CAP achava que agricultura era cereal, era comodity.
"o sector terá ainda maior potencial se oferecer mais produtos biológicos que respondam à preocupação dos consumidores com a saúde. A preferência pelos hábitos saudáveis está a transformar a fileira do comércio e terão de alterar também a produção. "A tecnologia pode não ser só máquinas, mas lutas biológicas, genéticas. Hoje em dia temos um consumidor mais exigente e no futuro será cada vez mais"."

Afinal estava completamente errado

"Nos últimos 36 anos (1980-2015), Portugal mais que duplicou a produção de leite, reforçando a autossuficiência (o grau de autossuficiência mais elevado, 112,5%, foi conseguido em 2015).

a profunda restruturação do setor que em 25 anos (1989-2013) aumentou em mais de 8 vezes a dimensão média do efetivo por exploração (de 4 vacas leiteiras para 34) e promoveu a especialização a um nível capaz de competir com os parceiros europeus (em 2013, a produtividade das vacas atingiu as 7 toneladas de leite/cabeça, superior à média registada na UE10).

Em 25 anos (entre 1989 e 2013) desapareceram 90 mil explorações e reduziu-se o efetivo animal em mais de 140 mil vacas leiteiras, o que corresponde a variações negativas de, respetivamente, 92,2% e 34,7%.
Esta evolução traduziu-se sobretudo na eliminação de explorações pecuárias com um número reduzido de efetivos e consequente aumento da dimensão média dos efetivos por exploração (de cerca de 4 vacas por exploração para aproximadamente 34 vacas por exploração).

A profissionalização dos produtores, nomeadamente as melhorias introduzidas ao nível do controlo sanitário, alimentação animal e genética (fruto de programas de melhoramento e através da aquisição de vacas de alto valor genético), permitiram a Portugal alcançar os padrões europeus ao nível da produtividade das vacas (com 7 toneladas de leite/cabeça em 2013), sendo de destacar que, quer o aumento de dimensão quer a concentração regional das explorações, conduziram também a ganhos de eficiência através da otimização na logística de recolha."
Vou acompanhando o sector do leite ao longo dos anos mas não mergulho a fundo em busca de informação, alguma nem sei onde procurar. Por isso, antes de ler estes textos publicados pelo INE reagi assim a um tweet do @nticomuna:



Afinal estava completamente errado, fiquei na dúvida e fui à procura de informação que encontrei em "How much milk do cows give?":
Em quantidade por cabeça estamos efectivamente na metade superior da tabela.

Mas o nosso problema não passa pela eficiência, suspeito que falta outro tipo de estratégia.

Acerca da mineração (parte I)

Ainda ontem em "Acerca da concorrência" escrevi, a propósito do nono capítulo do livro de Alan Klement "When Coffee and Kale Compete":
"não podia deixar de pensar nos ginásios que pensam que os ginásios low-cost são a sua concorrência quando eu os vejo como "mineradores" a construir mercado futuro."
Entretanto, ontem à noite li o capítulo 13, "The System of Progress":

"As we can see, improvement in one part of life often has effects elsewhere.
More often than not, when customers overcome a struggle, new ones arise.[Moi ici: Pessoa começa a ir a um ginásio low-cost e acaba por resolver o problema incial para passar a um novo nível de desafio e problema que a impele a querer algo mais]

There are two groups of new struggles. New struggles could be related to ensuring that your chosen solution continues to deliver you value—for example, choosing the best insurance for your first car. Or the struggles could be related to new aspirations that have been unlocked.
...
The second set of struggles is what interests us. These struggles are not related to the solution itself; rather, they get unlocked when the customer uses a solution to make progress.
...
The system of progress allows customers to evolve. When we add this idea of an evolving customer who continues to want and make progress, we end up with a helical structure like in Figure 18 (imagine that the spiral builds up on itself).
The top part of the diagram illustrates how the forces of progress perpetually generate demand. The bottom part represents the interdependencies between producers and customers. Through these interdependencies, customers can make progress. The degree of success that customers make depends on how well the producer meets their demands.

A tribo dos Marillion

O amigo Aranha chamou-me a atenção para este artigo "20 Years of Being Brave – How Marillion Crawled Back From Obscurity".

Julgo que há aqui alguns ensinamentos para a vida em Mongo, terra de numerosas tribos orgulhosas.

Whilst this kickstarted a new era for the band, there still lingered an ongoing image problem in the mainstream media, ... Rarely played on radio or on television, the band were written off as being irrelevant, cultish, and deeply unfashionable.

After one more record, Marillion were dropped by EMI in 1996. On a smaller label, they continued to struggle with commercial success, reaching a nadir when they had to admit that they couldn’t afford to tour America. Then something hugely surprising happened. Despite all the changes, the band still had a strong fanbase, one that was becoming increasingly devoted. At the prospect of not seeing their favourite band, the American fans coughed up $60,000 to get the band on US soil, essentially leading to Marillion becoming the first band to successfully crowd-source themselves. Paying keen attention to the rise of the internet, Marillion found an unprecedented way to engage with their fanbase, bringing a personal connection that had hitherto been unimaginable.

This connection to the fans was to have a huge impact, not just upon the band, but on the way the music business could operate, providing a potential solution to a problem, several years before it actually existed. By building up these ties to their fans, learning about them, and discovering what it was they wanted from the band, Marillion were able to take the radical step of asking people to pay for an album, before they’d recorded it. With over ten thousand pre-orders, Anoraknophobia was paid for by the fans, allowing the band the kind of autonomy that many major label artists crave. Without the pressure to make a ‘hit’ record, and having already covered their costs, Marillion could make the kind to music they wanted, and – perhaps more importantly – their fans demanded. Rewarding the dedicated sponsors with pictures and names on the records, as well as special ‘fan’ versions of the album, they were able to carve a new path for themselves, one that neatly allowed them to avoid the crash that the major record industry was heading for when it came head-to-head with downloading.

By this stage in their lifespan, Marillion had developed an almost godlike status amongst their fans, with the fans in turn displaying an intense, and occasionally extreme level of love for the group. Under Hogarth’s stewardship, this was a band that had come to soundtrack lives, his complex and passionate songwriting attaining an almost spiritual reverence for many people.
