Concentrar uma organização no que é essencial

Produzir sapatos ou ganhar dinheiro?

Realizar actividades ou obter resultados?
.
Ganhar quota de mercado ou subir a rentabilidade?
.
Ontem, no jantar de encerramento de um curso "Auditorias internas que acrescentam valor" (numa Mortágua tropical, às 21h ainda estava muito calor e sem uma ponta de vento), um designer dizia qualquer coisa como "crescer por crescer, não vejo interesse".

Muitas vezes, a maioria das vezes não é esse o sentimento. Algo que vai ter de definitivamente mudar com a implosão demográfica e com a chegada aos limites fronteiriços da nossa aldeia global. Não há mais sertão/fronteira para onde nos possamos expandir em busca de matérias-primas.

Sanjay Khosla e Mohanbir Sawhney, na revista strategy+business, com o artigo "Growth through Focus: A Blueprint for Driving Profitable Expansion" abordam o tema do crescimento da receita sem ser à custa de mais produtos ou serviços:

"A typical “growth through more” strategy diffuses the organization’s efforts. It increases the complexity of the organization and its operations. We have found that “growth through less,” or more precisely “growth through focus,” is the best prescription for growth, regardless of the economic environment."

"a deliberate strategy of focusing on a few markets, brands, and categories produced impressive revenue and profit expansion. We have learned that seemingly mature businesses can be energized by making fewer but larger bets and by focusing relentlessly on executing a simple but powerful vision."

"Quantity does not mean quality. To improve the quality of growth, business leaders need to cut back on marginal products, brands, and markets so that they have a better chance of winning in their chosen areas of focus."

"a conventional core belief about growth is that companies need to extend their product lines and brands and to expand their categories and markets. Leaders hope that the more arrows they have in their quiver and the more targets they have to shoot at, the more bull’s-eyes they will score. Depois, os autores propõem 7 passos. O primeiro é simples, é básico, ainda esta semana o propus a uma empresa alagada em trabalho "Discovery: Figure Out What Works". Por isso desespero:

"Não meçam o Vosso dia de trabalho com base na quantidade produzida! Meçam o retorno diário, meçam a margem diária, meçam o dinheiro que geraram!"

A quantidade é uma ilusão que fazia sentido noutros tempos. Um cliente encomenda 40 peças outro encomenda 16000 de outras peças... com o qual praticam melhores margens?

O segundo passo é a consequência natural do primeiro e requer coragem "Strategy: Focus through Lenses":
.
"Narrowing the focus is essential in order to concentrate resources on areas where the company has the best chances of winning. ... Similarly, we have found that strategic focus requires lenses through which a company can look at its businesses. Lenses can be categories that the company is doing well in, brands that are performing well, geographies that are doing a stellar job, and platforms (like wellness or bone health in health care) that can serve to unify the company’s products and brands."

Os passos seguintes também são importantes, mas não são tão críticos para o tecido empresarial português, pequenas e médias empresas com um dono à frente. Não têm, depois dos dois primeiros passos, de comunicar e convencer 20 fábricas com milhares de colaboradores espalhados por vários continentes.
