Big players têm a cultura da competição pelo preço entranhada até aos ossos, aí é que estão na sua praia. Não admira, por isso, este resultado, quase inevitável:

Os clientes do segmento premium não gostam de ser tratados como plankton.

Os outros clientes também não mas têm uma dose de tolerância do sacrifício muito maior.
Enquanto estiverem a ler estas linhas estarei a realizar uma auditoria interna, solicitada por uma empresa, ao seu sistema de gestão da qualidade.

Recentemente neste Workshop, apanhei uma equipa que tinha escolhido uma orientação estratégica em torno da produção de artigos para a gama de luxo do seu sector, a desenvolver objectivos da qualidade em torno da redução dos desperdícios... estão a ver a vantagem de usar um balanced scorecard para alinhar estratégia e objectivos?
Este tema "E as estradas mais perigosas do país são…" (reparem no primeiro comentário) há-de levar muitos a pensar em mecanismos de repressão, de catequização, de sensibilização, sobre os condutores.

Eu, recordei-me do primeiro caso de uso dos Métodos Taguchi! (parte I e parte II).

Os técnicos que estavam envolvidos no caso sabiam qual era a causa do problema (condutores); sabiam como resolver o problema (sugestões das caixas de comentários) mas não tinham recursos para o fazer. Por isso, optaram por outra abordagem:

Se não podemos mudar os condutores, mudemos o sistema. Mudemos as zonas onde ocorrem os pontos negros. Quais são as variáveis disponíveis que podem ser manipuladas ao estilo poka-yoke?

Há muitos anos, num posto de abastecimento de combustível, distraído, retirei o bocal do gasóleo para abastecer o meu carro que era a gasolina super. Então, aconteceu-me algo que nunca me tinha acontecido... o bocal não entrava na abertura do depósito do carro. Tentei e tentei outra vez. Só à terceira é que me concentrei e percebi que o bocal não entrava porque era o do gasóleo. Poka-yoke a funcionar.

Relacionei logo este exemplo com a mensagem do livro "A Beautiful Constraint". Uma empresa limitada a uma experiência de produto [uma restrição] num mundo em mudança:

O que é que isto faz lembrar?
Isto é bonito. Isto, para quem o descobre, entende e aproveita é uma fonte de oportunidades. Descobrimos que há sempre uma alternativa, há sempre um caminho menos percorrido que permite dar a volta.

No sábado à noite fiz a viagem de regresso de Lisboa para o Norte de carro com mais três companheiros. Um deles tinha ido para Lisboa de comboio, de Alfa, nessa manhã e, contava que tinha assistido, nos bancos da frente, a uma conversa em português que não tinha conseguido compreender. Um grupo de caçadores viajava para o sul, presumo que iriam aproveitar o domingo de caça algures no Alentejo, e discutiam entre si, como connaisseurs, questões técnicas das diferentes marcas de caçadeiras num jargão técnico que um outsider dessa tribo não conseguia compreender.

Muitas vezes oiço políticos a falar de questões técnicas que me fazem levantar os cabelos, pois só demonstram a ignorância ou a má-fé. Desde o exemplo do político que na TV apresentava uma tese sobre Camarate que implicava a transmutação perseguida pelos alquimistas, até ao político que queria usar o TGV como metro. Por falar em TGV, quantas vezes ouvirem políticos de todas as cores falar no uso do TGV para transporte de mercadorias?

Aposto que todos esses políticos não fazem a mínima ideia do que é que um comboio de mercadorias transporta.

É nestas alturas que eu percebo como uma democracia é tão facilmente tomada por um qualquer aprendiz de Chavez, basta prometer absurdos económicos que encantem o ouvido do povo.

Nem de propósito, ontem, no 8º Encontro Nacional da AGAP, a intervenção de Alonso Pulido levou-me a este delicioso filme. Apreciem a mensagem e o belíssimo sotaque galego:
Há anos que neste blogue se critica fortemente os media por se banharem em cortisol, por serem fontes ininterruptas de cortisol. Cortisol que leva as pessoas a terem medo, a não arriscarem, a definharem, a ver sempre o copo meio-vazio.
Recomendo a pesquisa da palavra cortisol e do marcador cortisol.
Facilito a tarefa e seleccionei alguns desses textos:
Sou um optimista, por isso, dava-me um gozo tremendo em pleno ano de 2013, época em que o país era sujeito a injecções diárias massivas de cortisol nos media, fazer este tipo de apresentação e surpreender as pessoas.
Não trabalhar para o BIG HIT, não perseguir o espaço que todos os tubarões querem ocupar, o que nos impele para uma guerra de preços que nos atira para o fundo.

Segundo, para um apaixonado pela batota no retalho é um gosto encontrar "bright spots", faróis que fazem a diferença entre o generalizado não-profissionalismo:

Ontem estava previsto apresentar no 8º Encontro Nacional da AGAP uma comunicação subordinada ao tema “Bem Vindos ao Estranhistão”.
Há mais de dois meses que tinha previsto que a primeira imagem a apresentar fosse esta:
Uma imagem de entrada simplesmente e sem necessidade de qualquer esclarecimento.

Entretanto, na manhã do dia da apresentação acordei com um problema. Voltei a calçar os sapatos de quem ia estar a assistir à minha apresentação e descobri algo que ainda não me tinha ocorrido.
Quando eu disser “Bem vindos ao Estranhistão!” alguém, do outro lado pode pensar:
- Bem vindo? Então, se estou a chegar a algum lado é porque fiz uma viagem. Se fiz uma viagem e estou a chegar a um destino tive de vir de algum lado. De onde é que tu achas que eu venho?
Para responder a esta hipotética questão tive de alterar a minha intervenção inicial. Assim, além da mensagem de boas vindas ao Estranhistão tive de acrescentar que quem estava a chegar ao Estranhistão tinha um ponto de partida: o Normalistão. Depois, ainda acrescentei:
- Não têm alternativa, o Estranhistão está a entranhar-se na vossa vida, quer queiram ou não.
E voltei à carga:
- E qual é o grande perigo de estar no Estranhistão?

O Estranhistão é um “país” diferente do “Normalistão”. E, como diz a frase, “Em Roma sê romano”, quando estamos num país diferente do nosso temos de ter cuidado com os costumes e comportamentos que temos, pois aquilo que tem uma leitura na nossa terra, pode ter uma leitura oposta no estrangeiro. Assim, se uma empresa estiver no Estranhistão e tiver os mesmos comportamentos que lhe davam bons resultados no Normalistão pode descobrir, por vezes tarde de mais, que aquilo que era verdade ontem hoje é mentira e vice-versa.
Para sublinhar esta mensagem final lembrei-me de uma história. Fui à Internet e confirmei a veracidade da história e precisei a data e o local.

Evento: Meia-final da Liga dos Campeões entre o Deportivo e o FC Porto
Foi um jogo renhido, muito disputado que o Porto ganhou por um a zero com um golo de grande penalidade marcado por Derlei.
No final do jogo, já no túnel de acesso aos balneários, um jogador do clube galego, como sinal de reconhecimento, como cumprimento, disse:
- Mourinho, deputa madre!
Ao ouvir aquilo, Silvino, um dos membros da equipa técnica de Mourinho sentiu-se insultado e quis avançar para o jogador, um tal de Luque. Tiveram de ser os outros membros da equipa técnica a segurá-lo.
Aquilo que em Portugal é entendido como um insulto à mãe de alguém, em Espanha é usado para dizer:
Agora, pensem nisto. Poucas são as empresas que decidem deliberadamente viajar para o Estranhistão. A maioria das empresas não viaja para o Estranhistão. O Estranhistão é que vem até elas, sorrateiramente, entranhando-se silenciosamente no seu habitat, no seu ecossistema.

Imaginem empresas presas, agarradas, habituadas às regras, às leis, aos costumes, aos sinais do Normalistão e que já estão, sem o saberem, no Estranhistão… o seu modelo mental de interpretação da realidade já não é o mais adequado. Contudo, como funcionou no passado vai ser muito difícil mudar, voltar a ver o mundo de forma diferente. Razão tinha Napoleão quando disse:
"To understand someone, you have to understand what the world looked like when they were twenty."
Nota: Aqui no blogue costumo usar as designações Magnitograd, ou Metropolis (Fritz Lang) no sentido em que aqui uso o nome Normalistão. O Normalistão é de certa forma caricaturado no livro "1984", o Estranhistão é o mundo que se revela depois da quebra deste vidro:

Por que uma escolha estratégica tem um "twist", tem de estar associada a sacrifícios.

Atentemos na pergunta:
"Prefere ser rico e com saúde ou pobre e doentio?"
A resposta que qualquer pessoa normal dará será:
- Qual é o assunto? Não há assunto!
Qualquer pessoa normal optará pelo quadrante 2, toda a gente prefere a opção ser rico e ter saúde.

Escolhas estratégicas deste tipo estão erradas, basta recordar "Assim, talvez ter inimigos entre os clientes ou ex-clientes seja bom sinal". Porquê? Porque todos os agentes farão a mesma escolha, não haverá diferenciação e, por isso, teremos uma situação de concorrência perfeita... No final só existirá um!

Escolhas estratégicas genuínas são as que se referem aos quadrantes 1 e 4.
1- Ser pobre mas ter saúde, ou
4- Ser rico mas ter uma saúde debilitada
Escolhas estratégicas genuínas têm sempre um ou mais "mas"
"Uma das principais alterações tem a ver com o facto de os profissionais deixarem de ter limites máximos ao número de empresas que podem acompanhar. Até aqui os técnicos oficiais de contas (TOC) podiam ter um máximo de 60 empresas, mas a partir de agora este limite deixa de existir. Domingues Azevedo explica que "o TOC até podia ter 90 empresas, mas para isso tinha de contratar outro TOC, garantindo até a entrada no mercado de jovens". Para o responsável, a alteração agora imposta pode vir a diminuir a qualidade do trabalho desenvolvido pelos profissionais: "Imagine-se um profissional que até agora podia ter 60 empresas e passa agora a poder ter 500 empresas", exemplifica Domingues Azevedo. . "A medida vai gerar as chamadas ‘fábricas' de contabilidade, em que o número é mais importante do que a qualidade, o que vai ter um reflexo negativo na qualidade e no trabalho dos profissionais", adverte. "O que a OTOC vai fazer é exercer um controlo ainda mais apertado para garantir a qualidade do desempenho dos técnicos de contas", acrescenta."

Até que ponto algumas explorações agrícolas em Portugal, sobretudo as que se encontram na proximidade de cidades com alguma dimensão podem usar esta sugestão para diversificar as suas fontes de rendimento e fugir da guerra do eficientismo?
