Curiosidade do dia

A propósito deste acidente "Autoridades do Bangladesh suspendem buscas de sobreviventes" este artigo "Shoppers Turn Blind Eye to Bangladesh in $6 Bikini Hunt" de onde retiro este parágrafo:
"“They could probably afford to invest in their factories, but it’s a tough market and it’s very difficult to up prices,” Cavill said. “The consumer may need to start getting used to higher prices.”"
Que o consumidor vai começar a ter de pagar preços mais altos, isso é uma realidade que as estatísticas que monitorizam os preços em Londres e Paris já detectaram no ano passado. Contudo, o ponto que me faz espécie é este: a diferença entre o preço do produto à saída da fábrica e o preço na prateleira é abismal. E, como alguém bem me dizia esta manhã:
"Vão ter de mudar de modelo de negócio!"

"Pharma companies are slowly realising that customer experience is the way to address these difficulties. The problem is that pharma doesn't really 'get' customer experience."

Instead, identify a specific group of target customers so your strategy has a chance to mean something to them. In our engagements with pharma, we see very little evidence of this.

Second, forget the company and focus on the drugs. Pharma companies want customers to love their company, but this is never going to happen.

Accept this, focus on their experience with the drug, and stop wasting resources trying to make them 'love' your big pharma company.

Third, focus on getting a single country working before you roll it out regionally. Pharma thinks it will make cost savings at the regional level, but this doesn't work with customer experience because it's so easy to get it wrong. A great experience in one country can be totally irrelevant in another, due to local expectations and regulations. Just look at all the big pharma customer experience successes from conferences and online case studies – they're all local to a particular country.

The six pillars of customer experience for pharma
1.Focus your customer experience strategy on a specific subset of customers in a particular location
2.Invest in one-to-one qualitative studies, instead of focus groups, quantitative studies, and large sample sizes
3.Design experiences by making new things, testing them with customers, and revising them until they work
4.Measure what matters, and not what is easy; that means customer experience quality, and its effect on sales
5.Ensure you have the right qualified people in place to make sure your customer experience efforts are not in vain
6.Make it OK to fail, because even the best ideas can turn into failures, which in time become building blocks for success."

Transformative scenario planning

"First, these people see the situation they are in as unacceptable, unstable, or unsustainable. Their situation may have been this way for some time, or it may be becoming this way now, or it may possibly become this way in the future. They may feel frightened or excited or confused. In any event, these people cannot or are not willing to carry on as before, or to adapt to or flee from what is happening. They think that they have no choice but to try to transform their situation.
...
Second, these people cannot transform their situation on their own or by working only with their friends and colleagues. Even if they want to, they are unable to impose or force through a transformation. The larger social-political-economic system (the sector or community or country) within which they and their situation are embedded is too complex - it has too many actors, too many interdependencies, too much unpredictability - to be grasped or shifted by any one person or organization or sector, even one with lots of ideas and resources and authority. These people therefore need to find some way to work together with actors from across the whole system.
...
Third, these people cannot transform their situation directly. The actors who need to work together to make the transformation are too polarized to be able to approach this work head-on. They agree neither on what the solution is nor even on what the problem is. At best, they agree that they face a situation they all find problematic, although in different respects and for different reasons. Any attempt to implement a solution directly would therefore only increase resistance and rigidity.
So the transformation must be approached indirectly, through first building shared understandings, relationships, and intentions.
...
Transformative scenario planning is, then, a way for people to work with complex problematic situations that they want to transform but cannot transform unilaterally or directly. This way of working with the future can be used to deal with such situations at all scales: local, sectoral, regional, national, or global."
O uso de cenários, o uso de histórias, o uso de narrativas sobre futuros alternativos é uma técnica que as empresas podem usar para melhor se prepararem para um futuro imprevisível. Contudo, o transformative scenario planning é diferente:
"The key difference between adaptive and transformative scenario planning is, then, one of purpose. Adaptive scenario planning (Moi ici: Técnica usada pelas empresas. As empresas partem do princípio que não podem mudar o mundo. São cascas de noz no meio do oceano. Assim, tentam perceber para onde vão as correntes, quais podem ser os ventos e marés) uses stories about possible futures to study what could happen, whereas transformative scenario planning assumes that studying the future is insufficient, and so it also uses stories about possible futures to influence what could happen. To achieve these two different purposes, adaptive scenario planning focuses on producing new systemic understandings, whereas transformative scenario planning assumes that new understandings alone are insufficient and so also focuses on producing new cross-system relationships and new system-transforming intentions. And to produce these two different sets of outputs, adaptive scenario planning requires a rigorous process, whereas transformative scenario planning assumes that process alone is insufficient, and so it also requires a whole-system team and a strong container.
Transformative scenario planning enables people to transform their problematic situation through building a strong alliance of actors who deeply understand the situation, one another, and what they need to do."
Ouvindo os políticos da situação e da oposição, parece-me que esta técnica, "transformative scenario planning", seria muito útil para começarem a preparar um futuro que possam influenciar e, de certa forma, voltarem ao leme dos acontecimentos.

Modelos de negócio: partilha no B2B

Uma outra forma de olhar para a explosão de modelos de negócio baseados no aluguer e na partilha, já não só para o B2C mas também para o B2B. Mais uma forma de reduzir as barreiras à entrada e permitir a novatos fazer aquilo que só era permitido às empresas grandes.
"More generally, I think it’s hard to deny that both industries (AWS, Foxconn, etc) and individuals (from AirBNB to Zipcar) are increasingly moving towards collective usage of large pools of widely accessible shared resources. Economies of scale as a service, as Aaron put it. So far the effects are limited to specific sectors and domains — but it’s only a matter of time before this wave of change reaches, and profoundly disturbs, entire industries hitherto untouched by its force."
Empresas mais pequenas, empresas mais flexíveis, empresas mais antifrágeis, empresas mais habilitadas a lidar com um mundo muito mais heterogéneo, muito mais tribal e muito mais rápido.
"Industrial capacities that not long ago were available only to gargantuan corporations are today open to anyone and everyone.

Compare and contrast Intel with ARM. The former is, historically, a vertically integrated design-and-manufacturing monolith which owns and controls everything they do, whereas the latter concentrates on being the best at the one thing they do. I have enormous respect for Intel but it seems clear that the world is trending towards ARM’s more decoupled model, wherein their designs (like TSMC’s manufacturing capacity) are made available to any and all customers.
The logical conclusion of that trend, however, is far more transformative than a mere reduction in optimal corporate size and scope"

Curiosidade do dia

I have seen prototypes being churned out on 3-D printers. I have seen the Navy Yard’s 300-acre complex of buildings — whose disrepair was once a symbol of manufacturing’s decline — become a symbol of manufacturing’s revival."
Um texto, "How to Build a Spoon" que recomendo ao ministro Álvaro Santos Pereira. Sempre que o oiço falar de re-industrialização, desconfio que ele sonha com a indústria do século XX. Sorry, essa não vai voltar.

O futuro é Mongo, o futuro são empresas mais pequenas, mais criatividade, crowd-sourcing, mais flexíveis, mais antifrágeis.

A estabilidade é mesmo uma ilusão

Ontem, durante o jogging, escutei mais um trecho de "Antifragile" de Nassim Taleb.
.
E o tema foi, de certa forma, um deja vu para mim. Já várias vezes pensei no tema, ao reflectir sobre a minha vida profissional e, sobretudo, sobre o futuro da vida profissional de muito boa gente, bons técnicos, que foram meus colegas de empresa e emprego e que agora, estão a chegar aos 50 anos e são reconhecidos nas suas empresas. Tudo corre bem! Enquanto a empresa existir. No dia em que a empresa fechar... o mundo muda completamente. Quem vai querer empregar uma pessoa com 50 anos e que sempre trabalhou na mesma empresa?
.
Recordo-me tão bem de quando a empresa onde trabalhava adquiriu nova tecnologia de fabrico e duplicou a produção e despediu 50 ou 60 operários. Recordo-me de pensar que cada um daqueles operários era um craque naquilo que fazia mas que lá fora... com 20 anos de experiência a fazer a mesma coisa, todo esse conhecimento de pouco lhes valeria.
.
Recordo-me de pensar que a nossa vida profissional era demasiado importante para ser depositada na capacidade de decisão de burocratas bem intencionados.
.
Interessante... penso agora. Ao longo da minha vida despedi-me 3 vezes e, de cada uma das vezes o motivo da decisão foi sempre o mesmo: rejeitar o convite para subir na hierarquia e deixar de fazer o que gostava. Após a rejeição, achava por bem demitir-me porque tinha concluído que era a altura de ambas as partes ganharem mais em separar-se do que manterem o status-quo.
.
Nassim Taleb em "Two Types of Professions" conta a história de dois irmãos:
"Consider the fate of Ioannis (John) and Georgios (George), two identical twin brothers, born in Cyprus (both of them), currently both living in the Greater London area. John has been employed for twenty-five years as a clerk in the personnel department of a large bank, dealing with the relocation of employees around the globe. George is a taxi driver.
.
John has a perfectly predictable income (or so he thinks), with benefits, four weeks’ annual vacation, and a gold watch every twenty-five years of employment. Every month, £3,082 is deposited in his local Nat West checking account. ... He used to wake up on Saturday morning, the day when people stretch and linger in bed, anxiety free, telling himself “life is good”—until the banking crisis, when he realized that his job could be “made redundant.” Unemployment would seriously hit him hard. As a personnel expert, he has seen the implosions of long careers, with persons who, laid off at the age of fifty, never recovered.
.
George, who lives on the same street as his brother, drives a black taxi ... His income is extremely variable. Some days are “good,” and he earns several hundred pounds; some are worse, when he does not even cover his costs; but, year after year, he averages about the same as his brother. To date, he has only had a single day in his twenty-five-year career without a fare. Because of the variability of his income, he keeps moaning that he does not have the job security of his brother - but in fact this is an illusion, for he has a bit more."
Este "in fact this is an illusion" faz-me procurar uma citação ali da coluna da direita, julgo que da minha autoria:

Estávamos inspirados neste dia.

E voltando a Nassim Taleb:
"This is the central illusion in life: that randomness is risky, that it is a bad thing—and that eliminating randomness is done by eliminating randomness. Artisans, (Moi ici: Os habitantes de Mongo, os prosumers, os artesãos) say, taxi drivers, prostitutes (a very, very old profession), carpenters, plumbers, tailors, and dentists, have some volatility in their income but they are rather robust to a minor professional Black Swan, one that would bring their income to a complete halt. Their risks are visible. Not so with employees, who have no volatility, but can be surprised to see their income going to zero after a phone call from the personnel department. Employees’ risks are hidden. Thanks to variability, these artisanal careers harbor a bit of antifragility: small variations make them adapt and change continuously by learning from the environment and being, sort of, continuously under pressure to be fit. (Moi ici: Ao reler este último parágrafo lembrei-me do impacte e do significado das greves de zelo)

Man-made smoothing of randomness produces the equivalent of John’s income: smooth, steady, but fragile. Such income is more vulnerable to large shocks that can make it go to zero (plus some unemployment benefits if he resides in one of the few welfare states). Natural randomness presents itself more like George’s income: smaller role for very large shocks, but daily variability. Further, such variability helps improve the system (hence the antifragility). A week with declining earnings for a taxi driver or a prostitute provides information concerning the environment and intimates the need to find a new part of town where clients hang around; a month or so without earnings drives them to revise their skills." (Moi ici: Isto é mesmo verdade, recordo-me tão bem de 2002 e de começar a pensar o que significaria para o meu futuro ser mais um consultor a trabalhar com a ISO 9001. Até podia pensar que era muito bom naquilo que fazia mas se calhar não havia muitas empresas a precisar de um trabalho com essa exigência, bastava-lhes ter a bandeira)
E para terminar, recordar todas as nossas leis bem intencionadas que reduzem (ou reduziam, embora continuem a reduzir porque moldaram e enformaram muitas mentes durante a sua vigência) a flexibilidade das empresas num mundo cada vez mais cheio de variabilidade:
"we humans are afraid of the second type of variability and naively fragilize systems - or prevent their antifragility - by protecting them. In other words, a point worth repeating every time it applies, this avoidance of small mistakes makes the large ones more severe. The centralized state resembles the income of John; the city-state model that of George. John has one large employer, George many small ones - so he can select the ones that fit him the best and hence has, at any point in time, “more options.” One has the illusion of stability, but is fragile; the other one the illusion of variability, but is robust and even antifragile. The more variability you observe in a system, the less Black Swan–prone it is."
Se calhar é uma resposta rápida, simples e ... errada, mas talvez estas leis que reduzem a flexibilidade das empresas expliquem a diferença entre Portugal e Espanha em 2012:

  • Em Portugal, em 2012, por cada 4,25 empresas constituídas houve uma insolvência;
  • Em Espanha, em 2012, por cada 11,22 empresas constituídas houve uma insolvência;
A economia espanhola é muito maior que a economia portuguesa e, no entanto, têm mais ou menos o mesmo número de insolvências.

Reduzir a taxa de insucesso das startups (parte IV)

Terminámos a contribuição anterior para esta série com:
"Com pensamento crítico, com uma estratégia pensada, a gestão sabe que a empresa não está condenada a uma abordagem ao mercado. Entretanto, ao final do dia, Arie Goldshlager, via Twitter, acrescentou mais algumas tópicos. Primeiro esta citação de Schrage em 2010:
"“The cost of experimentation is now the same or less than the cost of analysis. You can get more value for time, more value for dollar, more value for Euro, by doing a quick experiment than from doing a sophisticated analysis. In fact, your quick experiment can make your sophisticated analysis better.”"
Sem estratégia, a existência de uma empresa está indissociada da sua prática. Sem estratégia formalizada e encarada como uma experiência, uma empresa é o que faz, uma empresa é acção, é execução e não experimentação.

E volto a Goldshlager mas agora em 2013 com "Why businesses don’t experiment" e citando Dan Ariely:
"“I think this irrational behavior stems from two sources. One is the nature of experiments themselves. As the people at the consumer goods firm pointed out, experiments require short-term losses for long-term gains. Companies (and people) are notoriously bad at making those trade-offs. Second, there’s the false sense of security that heeding experts provides. When we pay consultants, we get an answer from them and not a list of experiments to conduct. We tend to value answers over questions because answers allow us to take action, while questions mean that we need to keep thinking. Never mind that asking good questions and gathering evidence usually guides us to better answers.”"
Em Novembro passado descobri aquele artigo de van den Steen que gerou a série:

Que começou com:
"An organization "lacks a strategy" when the organization takes a number of actions that may each make sense on their own but that do not make sense together."
Será uma explicação razoável, para a elevada mortalidade, a aposta num conjunto de acções que sozinhas fazem todo o sentido e que juntas não? Por falta de um pensamento agregador, de uma estratégia?

E agora, um trecho que me levou a recordar Popper e Nassim Taleb:

É tudo uma questão de perspectiva e de grau de abstracção.

Uma empresa, uma startup, é um organismo, é um ser vivo.
.
Popper dizia que todo o ser vivo procura um mundo melhor, que todo o ser vivo está permanentemente ocupado na resolução de problemas, problemas que decorrem da apreciação da sua situação e do seu enquadramento, que procura melhorar. Viver é resolver problemas e, cada espécie representa uma tentativa de resposta situacional face às condições que encontra e que estão em constante evolução (ás vezes com alguns "black swans", acrescentaria Nassim Taleb). As respostas nunca são definitivas, porque o meio abiótico muda, e o que era verdade passa a ser mentira. Assim, uma espécie é uma hipótese de resolução de um conjunto de problemas em contínuo. Quando a hipótese deixa de resultar os indivíduos morrem e a espécie extingue-se ou evolui para outra hipótese.

Popper dizia que o pensamento crítico dos humanos permitiu dar um salto grandioso na resposta à evolução do meio abiótico. Com o pensamento crítico deixamos de ser nós, os humanos, a hipótese e passaram a ser as nossas ideias a serem testadas e a morrer por nós quando falham o ajuste à realidade.

Agora voltando às startups portuguesas e à generalidade das empresas portuguesas.
.

Olhando para os números da mortalidade... será que podemos usar a explicação que poucas têm o pensamento crítico consciente, uma estratégia formal, para abordar o meio?
.
Com pensamento crítico, com uma estratégia pensada, a gestão sabe que a empresa não está condenada a uma abordagem ao mercado. A empresa pode ver-se, pode pensar-se como um lançador de estratégias em busca de respostas positivas. E se uma estratégia não resulta, não é a empresa que fica de imediato condenada, há que reflectir e lançar uma nova hipótese.
.
Será uma explicação razoável, para a elevada mortalidade, a ausência generalizada de estratégia nas startups?

Deve ser a isto que chamam de espiral recessiva

"2013 com mais constituições de empresas e menos insolvências"

Quando li o título, confesso que franzi o sobrolho.
"O primeiro trimestre de 2013 encerrou com um aumento da constituição de empresas (+24,2%), e uma descida no encerramento de empresas (-15,2%) e no número de empresas com processos de insolvência iniciados (-8,2%)."
Pensava que a mudança legislativa sobre a facturação tivesse um impacte maior... será que fecharam em Dezembro de 2012 e abriram em Janeiro de 2013?
.
Depois de escrever o que está acima, pesquisei este livrinho muito interessante e encontrei uns gráficos que me chamaram a atenção:
Dentro dos últimos 24 meses, só nos últimos 4 meses as constituições homólogas foram superiores. E lá está o pico anormal de constituições em Janeiro de 2013. Anormal comparando com Janeiro de 2012 e anormal comparando o desempenho homólogo dos restantes meses, anterior e posteriores.

 Não esperava esta. Não esperava que as dissoluções em Dezembro de 2012 fossem inferiores às de Dezembro de 2011... ou havia menos empresas a não declarar o que vendiam ou... não perceberam que a AT os vai visitar se as vendas declaradas saltarem de um ano para o outro em plena recessão.
Dentro dos últimos 24 meses, só nos últimos 4 meses é que apareceram 3 meses em que as dissoluções homólogas foram inferiores.

 Que sectores estão a crescer em número de empresas.
Será que estou a interpretar mal quando retiro deste quadro a ideia de alguma revitalização do interior? Talvez devido à agricultura e pecuária...

Curiosidade do dia

Liguei o rádio do carro, pouco passava das 17h, e percebi que a estação era a Renascença.
.
Foi com espanto que escutei a terminologia do locutor.
.
Numa rádio católica, falavam de um monsenhor luso-canadiano que pelos vistos foi agraciado com um prémio qualquer pelo presidente da república portuguesa, e sublinhavam o seu orgulho com o prémio.
.
Estranhei... um monsenhor a dizer que tem orgulho!?!?!?
.
Então, a seguir, a rádio passou excertos de entrevista que lhe fizeram. A jornalista da Rádio Renascença perguntou-lhe pelo menos duas vezes se ele não tinha orgulho no prémio.
.
E, para meu consolo, o monsenhor nem uma única vez mencionou a palavra orgulho, repetiu e repetiu que se sentia honrado.
.
Depois de passado o trecho da entrevista, o locutor sublinhou novamente a palavra orgulho.
.
Que uma rádio católica passe canções em inglês que na sua letra promovem o casamento homossexual ou denigram a imagem da ICAR, até percebo, basta estar atento à reflexão de Pedro Arroja e recordar o que escreve sobre a abertura do pensamento católico ao contraditório. Agora que a redacção de uma rádio católica não perceba o que quer dizer ter orgulho na terminologia, na cultura católica... enfim.

"Gueto" ferroviário?

Os comboios são bons para commodities em que a quantidade é o que interessa, não a rapidez.

Como é que os desconhecidos podem aproveitar os tempos de crise? (parte IV)

Eis mais um exemplo de como um desconhecido, hoje em dia, pode aparecer no mercado, fruto do dramático abaixamento das barreiras à entrada, "Is Timex Suffering the Early Stages of Disruption?":
"1. Amateurs can now make watches. And this used to be impossible. Barriers-to-entry kept out most experimenters and entrepreneurs. The corporation was protected by several requirements, deep pockets perhaps most important.

Acerca dos apoios e subsídios, acerca dos estímulos à oferta, acerca dos campeões nacionais, estas ideias de Nassim Taleb em "Antifragile":
"In a system, the sacrifices of some units - fragile units, that is, or people - are often necessary for the well-being of other units or the whole. The fragility of every startup is necessary for the economy to be antifragile, and that’s what makes, among other things, entrepreneurship work: the fragility of individual entrepreneurs and their necessarily high failure rate.

Restaurants are fragile; they compete with each other, but the collective of local restaurants is antifragile for that very reason. O mercado interno NÃO MORREU!!!

No editorial do JdN de ontem em "Aprender a crescer em Vila Velha de Ródão" li:
"As empresas que, através de capacidade de gestão, de investimento, de competitividade conseguem competir nos mercados globais, singram. As que estão sujeitas ao mercado interno, massacrado pela austeridade e pela falta de confiança, mirram."
 Relativamente às empresas que operam no mercado interno, a minha mensagem não é esta. Prefiro esta outra mensagem:
"Porque o mercado está mau, não tem de ficar mau para todos"
É a velha história do leão que aparece de repente a dois indivíduos:
"Dois indivíduos na selva são descobertos por um leão.
.
Um começa a correr desenfreadamente, o outro senta-se e calça umas sapatilhas.
.
O primeiro pergunta-lhe, pensas que vais correr mais do que o leão?
.
E o segundo responde, não preciso, basta-me correr mais do que tu."
Se o mercado interno mudou, resta às empresas que querem ter futuro nele mudarem também.
.
Se o contexto mudou, as estratégias seguidas têm de mudar, a oferta tem de mudar, os clientes-alvo talvez tenham de mudar, a estrutura tem de mudar.
.
O mercado interno NÃO MORREU!!! 
.
Simplesmente está diferente, e as empresas que não perceberem isso, que não mudarem, que não se adaptarem... estão condenadas a mirrar e a morrer.

"Most companies today are designed to produce high volumes of consistent, standard outputs, with great efficiency and at low cost. Even many of today’s services industries still operate in an industrial fashion.

But most of these services are not really services at all. They are factory-style processes that treat people as if they were products moving through a production line. Just think of the last time you called a company’s “customer service line” and ask yourself if you felt well served. Sure, many services require some level of efficiency, but services are not production processes. They are experiences. Unlike products, services are often designed or modified as they are delivered; they are co-created with customers. Services are contextual—where, when, and how they are delivered can make a big difference. They may require specialized knowledge or skills. The value of a service lies in the interactions: it’s not the end product that matters, so much as the experience. Service providers often must respond in real time to customer desires and preferences. To this end, a company with a service orientation cannot be designed and organized around efficiency processes. It must be designed and organized around customers and experiences. This is a complete inversion of the mass-production, mass-marketing paradigm, which will be difficult for many companies to adopt.

Os "desconhecidos" têm a liberdade mental, a flexibilidade de recursos, a ausência de remorsos e a agilidade, para fazer bom uso desta mensagem de Seth Godin "How big is critical mass?":
"In the idea business, critical mass is minimum size of the excited audience that leads to a wildfire. People start embracing your idea because, "everyone else is..."
...
If your idea isn't spreading, one reason might be that it's for too many people. Or it might be because the cohort that appreciates it isn't tightly connected. When you focus on a smaller, more connected group, it's far easier to make an impact."
Basta que acrescentem a isto, um pensamento de criança (os desconhecidos têm mais a ganhar com a exploração do novo ("exploration"), do que com a exploração do conhecido ("exploitation"))  ou de artista.

É a vida!

Os políticos socialistas da situação e da oposição acham uma injustiça que:

  • uma empresa alemã tenha juros mais baixos que uma empresa portuguesa;
  • uma PME exportadora tenha juros mais baixos que um restaurante;
  • um restaurante tenha juros mais baixos que uma PME do sector da construção;
  • se receba menos dinheiro das casas de apostas por uma vitória do FC Porto no Dragão, do que por uma vitória do V Setúbal no mesmo jogo.

Receita para disrupcionar mercados

Rita Gunther McGrath dá uma excelente lição sobre como disrupcionar um sector em "Recipe for Disruption Leans on Lazy Incumbents"
Leio isto:
"the would-be disruptor first needs to select a target, and there's no better target than a lazy incumbent. Better yet, an entire niche or setting in which multiple incumbents have enjoyed a privileged position for a long time. Stability in a sector is often synonymous with lack of change.
.
Managers in these niches don't have to take many many risks to move forward in their careers, so guess what? They don't. Powerful people enjoying long, stable careers, lots of perks and very few challenges to their authority are just what the disruptor ordered. Brownie points if the leaders in your target segment take a "I don't want any surprises, and don't bring me bad news" approach to hearing from their direct-reports. Ideally, the incumbents count on sizable revenue flows."
E começo logo a pensar no massacre que foi a "invasão dos produtos chineses" e da "produção na China", para as nossas empresas do sector transaccionável, durante a primeira metade do século XXI, com a entrada da China na OMC. As nossas empresas viviam dos baixos preços, dos baixos salários, tinham-se habituado, com cerca de 25 anos de boleias clandestinas proporcionadas pela desvalorização do escudo, a não precisarem de mudar nada, o Estado mudava por elas. O Estado proporcionava-lhes uma vantagem competitiva externa; a taxa de câmbio.

A chegada do factor China foi "mortal"!!!
.

De seguida vêm as várias formas de abordar os clientes do incumbente:

Or doing the same thing, but at a fraction of the price. Can you think of a customer need that is not being met, is being met badly or expensively, or is being met in such a way that infuriates customers? Para preparar o início de uma reflexão estratégica

Esta manhã estarei numa empresa a animar um exercício de revisão de uma análise SWOT.

A versão de partida foi feita em 2009. Entretanto, passaram 4 anos em que a empresa cresceu a bom ritmo, só nos últimos 12 meses o emprego cresceu mais de 30%.
.
Como preparação para o exercício recomendei duas leituras como trabalho de casa individual, como preparação mental.
.
A primeira leitura foi esta "Finding Your Place in the Competitive Jungle". Nela encontra-se esta figura:

E lancei para reflexão:

  • Em que quadrante está a empresa hoje?
  • Em que quadrante estava a empresa em 2009?
A segunda leitura foi esta “The abstract method of problem solving” em particular “Getting Distance".

"Depois, olhem para a Tabela SWOT de 2009 e procurem responder a:
  • O que há de novo?
  • O que deixou de ser relevante?
  • O que mudou na empresa de 2009 para cá?"

Explorar, explorar, explorar sempre

Curiosidade do dia

Noticiário radiofónico das 17h, na TSF ou na Antena 1, o presidente da CIP comentava esta meta apresentada pelo governo:
"Governo quer exportações a representar 50% do PIB em 2020"
Segundo ele, trata-se de um objectivo muito ambicioso dado que actualmente as exportações representam cerca de 32% do PIB.

Enfim, mais um que continua em 2011:

O crescimento da desigualdade

Quando se fala no aumento da desigualdade social eu penso logo nisto "‘Gazelles’ widen company growth gap" como a verdadeira causa:
"The divide between midsized UK companies that are merely surviving and the better-performing “gazelles” is widening, according to a new report.
.
Figures compiled by Experian, the credit checking agency, noted that although the overall number of medium-sized companies – defined as those with turnover of £2.5m-£100m – has been broadly flat at 24,955 over the past 12 months, the number of businesses within that group which have achieved high levels of growth has increased by 10 per cent to 4,353."
É a velha história que os macroeconomistas não incluem nos seus modelos, qualquer sector de actividade económica está carregado de heterogeneidade, de variabilidade, de diversidade de abordagens, de diversidade de visões, de diversidade de interpretações do que é problema e do que é solução. E é essa diversidade que torna as sociedades e as economias resilientes.

Como é que os desconhecidos podem aproveitar os tempos de crise? (parte II)

Na parte I,  falava-se sobre uma oferta que "rasga", de algo inovador, de moda, por exemplo. Mas os desconhecidos têm mais hipóteses de entrar, aproveitar os passos em falso dos cost-cutters:
"There is constant pressure in business to improve margins through cost-cutting. This is particularly true in 2013, when consumer confidence is shaky and many community costs (particularly in food) are on the rise.
.
Cost-cutting can be the mother of invention, inspiring creative problem-solving and efficiency. But it can also tax product quality over time. Consumers may not notice the change in any one cost-cutting round, but the cumulative effect over time can weaken the products materially. Chronic cost-cutting was a major factor behind the horse meat scandal.
.
Chronic cost-cutting creates an opportunity for new brands to out-premium the premium brands.
...
In the push to increase margins, it’s important to remember that there can be a cost to cost-cutting."
E pensar que esta é a única receita que a tríade conhece... cortar nos custos e remeter-nos para o tipo de competição que empobrece os países... race-to-the-bottom.

Como é que os desconhecidos podem aproveitar os tempos de crise?

Como é que os desconhecidos podem aproveitar os tempos de crise?
.
Em tempos de crise, os incumbentes são os que têm mais a perder. Por um lado, vêem o consumo a baixar e ficam com o legítimo receio de excesso de inventário e subsequente venda ao desbarato do mesmo.
.
Por outro lado, reconhecem que os consumidores em tempos de crise ficam mais conservadores nos seus gostos. Assim, por tudo isto, os incumbentes reduzem o leque da oferta que colocam no mercado e, matam dois coelhos de uma cajadada: menos inventário e oferta mais conservadora, a que sai mais em tempos de crise, em sintonia com a massa de consumidores.
.
O que pode fazer um desconhecido?
.
Aparecer no mercado com uma oferta que "rasga", uma oferta fora do comum, uma oferta dirigida não à massa mas aos visionários que estabelecem hoje aquilo que será moda daqui a 2/3 anos.
.
Entretanto, os incumbentes, com a sua táctica conjuntural, controlam os inventários e vendem... mas mancham a sua imagem perante os visionários que começam a pensar: Ah! Afinal são como os outros!
.
E assim começam as novas lendas...

Reduzir a taxa de insucesso das startups (parte II)

Primeiro recordar este postal recente "Empreendedorismo e planos de negócio... um retrato da superficialidade". Depois, voltar ao texto de Steve Blank:

Typically it includes a five-year forecast for income, profits, and cash flow. A business plan is essentially a research exercise written in isolation at a desk before an entrepreneur has even begun to build a product. The assumption is that it’s possible to figure out most of the unknowns of a business in advance, before you raise money and actually execute the idea.

Once an entrepreneur with a convincing business plan obtains money from investors, he or she begins developing the product in a similarly insular fashion.

 After decades of watching thousands of start-ups follow this standard regimen, we’ve now learned at least three things:

1. Business plans rarely survive first contact with customers. As the boxer Mike Tyson once said about his opponents’ prefight strategies: “Everybody has a plan until they get punched in the mouth.”

 2. No one besides venture capitalists and the late Soviet Union requires five-year plans to forecast complete unknowns. These plans are generally fiction, and dreaming them up is almost always a waste of time.

3. Start-ups are not smaller versions of large companies. They do not unfold in accordance with master plans. The ones that ultimately succeed go quickly from failure to failure, all the while adapting, iterating on, and improving their initial ideas as they continually learn from customers.

One of the critical differences is that while existing companies execute a business model, start-ups look for one. This distinction is at the heart of the lean start-up approach. It shapes the lean definition of a start-up: a temporary organization designed to search for a repeatable and scalable business model."
Esta abordagem tem a vantagem de não exigir muito dinheiro à partida. O modelo clássico leva a que o empreender atire o dinheiro todo de uma vez para cima da sua intuição sobre o que vai resultar. Quando afinal descobre que errou o tiro e que o alvo está mais ao lado... já não há capital para corrigir o tiro.
A abordagem lean-startup propõe que se gaste o mínimo enquanto não se tiver a certeza que se descobriu o que o mercado realmente pretende.

E voltando ainda mais uma vez às figuras sobre a taxa de mortalidade das novas empresas em Portugal:


Faz sentido reflectir sobre o artigo que a HBR vai publicar no seu número de Maio deste ano "Why the Lean Start-Up Changes Everything" porque o autor, Steve Blank, escreve:
"While some adherents claim that the lean process can make individual start-ups more successful, I believe that claim is too grandiose. Success is predicated on too many factors for one methodology to guarantee that any single start-up will be a winner. But on the basis of what I’ve seen at hundreds of start-ups, at programs that teach lean principles, and at established companies that practice them, I can make a more important claim: Using lean methods across a portfolio of start-ups will result in fewer failures than using traditional methods.

A lower start-up failure rate could have profound economic consequences. Today the forces of disruption, globalization, and regulation are buffeting the economies of every country. Established industries are rapidly shedding jobs, many of which will never return. Employment growth in the 21st century will have to come from new ventures, so we all have a vested interest in fostering an environment that helps them succeed, grow, and hire more workers. The creation of an innovation economy that’s driven by the rapid expansion of start-ups has never been more imperative."

A dificuldade é a mãe da inovação

A leitura do Capítulo 2, "Overcompensation and Overreaction Everywhere", de "Antifragile" de Nassim Taleb foi um gosto:
"How do you innovate? First, try to get in trouble. I mean serious, but not terminal, trouble. I hold - it is beyond speculation, rather a conviction - that innovation and sophistication spark from initial situations of necessity, in ways that go far beyond the satisfaction of such necessity (from the unintended side effects of, say, an initial invention or attempt at invention).

The excess energy released from overreaction to setbacks is what innovates!
This message from the ancients is vastly deeper than it seems. Não acredito que aconteça qualquer mudança estrutural saudável numa economia sem que exista sofrimento, extinção em massa de empresas e desemprego.

Aposto que foi algures por este momento no processo de ajustamento que Tatcher pronunciou aquele;

Em sintonia com o tema de fundo abordado em "Processos e experiência dos clientes", encontrei estes trechos no Capítulo 2, "The service economy", do livro "The Connected Company" de Dave Gray:
"The producer-driven economy is giving way to a new, customer-centered world in which companies will prosper by developing relationships with customers - by listening to them, adapting, and responding to their wants and needs.

The problem is that the organizations that generated all this wealth were not designed to listen, adapt, and respond. They were designed to create a ceaseless, one-way flow of material goods and information. Everything about them has been optimized for this one-directional arrow, and product-oriented habits are so deeply embedded in our organizational systems that it will be difficult to root them out.

It’s not only companies that need to change. Our entire society has been optimized for production and consumption on a massive scale. Our school systems are optimized to create good cogs for the corporate machine, not the creative thinkers and problem-solvers we will need in the 21st century."

Numa sociedade pouco transparente é assim, em paragens menos católicas e mais protestantes, como dirá Pedro Arroja, as coisas são mais claras. Reparem nesta Qimonda made in Rhode Island "Thrown for a Curve in Rhode Island" é tão ou mais estúpida que a Qimonda... quantos jornalistas pegaram na história da Qimonda?

Dois caminhos que parecem contradizer-se e que pintam uma nova paisagem do retalho.

Lojas com ADN online a entrarem no mundo do retalho físico. Interessante perceber o que se propõem a fazer de diferente, tendo um passado diferente e sem custos afundados a retrair a actuação.
